Welcome back to another episode of Thought Behind Things. जैसा कि आपको पता है आजकल हमारी series चल रही है with Endeavor Pakistan where we're trying to look for and find the 50 most exciting startups and businesses in Pakistan. एक particular industry जिसमें मैं बहुत interested हूं तो पैसा आपका burn हो रहा होता है. Everybody wants to invest somewhere and double their money, and अब vast majority of them end up doing it in the food and beverages industry. Unfortunately, the numbers say कि 97 to 98% of all, you know, food and beverage businesses जो कि खुलेंगे, वह बंद हो जाएंगे because लोगों का experience नहीं होता. बहुत सारी, you know, ग़लत किस्म की insight होती है या काफ़ी तब ऐसे होता है कि एक successful child की दुकान जिसको देखकर आपने सोचा मैं भी बना लेता हूं. You know, यह बहुत सारी इस तरह की नई दुकानें खुली और बंद हुई. There have been certain brands that have emerged जो कि ना सिर्फ़ एक successful restaurant के तौर पर emerge किए, cafe के तौर पर emerge किए, बल्कि successful chains के तौर पर emerge किए. I think that for me is the most exciting part क्योंकि we seemingly are going towards the same growth जो कि America में for example आपने sixties, seventies में देखी. जब restaurants turn into chains and then churn chains turn into incredible conglomerates. कुछ examples हमारे सामने recently हैं. We've got the cheesiest example जो कि बहुत rapidly स्नाहाबाज़ है बिल्कुली और वह पूरे GT Road से spread होती हुई, पूरे Pakistan में spread हो रही है. We've got o donuts जिसके founder और CEO हमारे साथ आज मौजूद भी हैं. जो कि essentially एक donut shop के तौर पर शुरू हुई थी. Now they have 56 locations in 10 different cities and are growing aggressively. This episode of Thought Behind Things is presented in partnership with Endeavor Pakistan. रायान, सुहेल भाई. Thank you so much for taking the time out and, you know, coming to the show. मुज़मीन, thank you for having me over. मैं थोड़ा सा conversation को start करूंगा. I'll get into the donuts. I'll get into the cafe side of things and the business and how it's growing. I wanna sort of understand you in the start. आप पैदा कहां पर हुए? Early life आपने कहां पर गुज़ारी? And what were some of the three themes growing up जिसकी वजह से आपको लगता है कि आज जैसे आप हैं, वह हैं? Ok.
So, I was born in Karachi. Stayed in Karachi all my life till now. Hopefully, we'll stay here in the times to come. So, initially, I was born in a business family. मतलब, my grandfather, my father, everybody was into business. People around us were into business but it was mostly B2B businesses, textile businesses, cloth businesses, stuff like that. Initially, my schooling was from Karachi. Very early मैंने schools, when I was in class one, so I took a two year break from school and मुझे मद्रा से मैं admit किया गया for to memorize the Quran. So, मैंने वह किया and then I got back to school from grade three onwards and and then that journey stayed like that. जब हम themes की let's say when you when you talk about themes तो the initial years were in a way now that I look back, वह यह था कि यार at all times I was doing something that was above average या वह एक sort of आज मुझे लगता है needs ही वन गई है कि यार to do something जो कि अलग हो. Because जब मैं school enter हुआ after completing my hips so, अच्छा मैं भी आज अगर देखता हूं पीछे अच्छा eight year old or a nine year old completing that तो मैं सोचूंगा this is an impossible feat. Yes because normally तो छठी सातवीं जमात में लोग gifts पर जाते हैं. Exactly. You and your family. So, you know, thanks to my parents and I don't even know how they did it now that I have children of my own कि यार इस उम्र में how how could they have done it but खैर. So, when I entered school तो उस वक्त obviously एक eyeballs आपको मिलने लग जाती हैं कि यार अच्छा यार आप कुछ stage पर बुला रहे हैं, assembly में बता रहे हैं. School के लिए भी एक वह है कि अच्छा यार half year बच्चा हमारी school में ही की है. So, like that. So वहां से this started off. I was always good in studies till my matriculation. तो उसमें हुआ यह कि I was going towards O levels लेकिन beach में I shifted schools. उसमें हुआ यह था कि थोड़ा सा religious angle था कि यार my parents wanted कि यार HIFs किया है तो. उस हिसाब से looking at the environment and stuff तो यार कोई इस तरह के school में जाया जाए जहां पर like it would be जो भी education है plus something related to Islam also. तो वहां पर मैं shift हुआ, did my matriculation, aced everything, I was fine. उसके बाद I enter into college. तो वह जो इतने सालों का सब फ़ंसा हुआ था शराफत का, So, वह सब वहां जाकर found people like me and तो वह दो साल जो college के थे वहां पर threw everything out of the window. मतलब let's say from being into the 90% completing my metric first year I ended up at probably 55, 56 ish. So that was the drop. अच्छा in the yeah. Yeah yeah yeah no please ask.
मैं before we go ahead, I have a few questions on on on the parts that I've already gone through. So, मद्रास्ता experience, I don't know if you remember it. Grade one की memories बड़ी कम rare रहती हैं. But do you remember what that experience was like as a child?
यार तो अगर अगर अब अब अब अब if I look back at that तो obviously कोई बहुत ज़्यादा memories आपकी नहीं हैं. But the thing is कि वह वह जो time है ना it's like कि you wake up in the morning, सैयद. आप आठ बजे मज़र से पहुंचते हैं, सैयद. Then you get a break at 01:00 for food, नमाज़ and let's say a nap time. Then two 02:30 it starts off again till 05:30. You come back home. उसके बाद आपने जो अगले दिन
आगे जो revise करके सुनाना है, so so आप उस पर एक डेढ़ घंटा लगाते you go to sleep. So two years of your life that is all you do. क्या आप सुनाओ? And that's what I'm curious about कि I mean I'm saying like you mentioned आपके अपने बच्चे होते ना मेरा बेटा है मैं तो खैर work from home इतना हो चुका हूं life में let the child go and children also it's one thing कि यार मैं इतना time के लिए जा रहा हूं सारा कुछ. It's also another thing to be away from the family, right? आप पहले शायद school जा रहे होंगे वह आठ से बारह एक बजे. Exactly. अब आप family school रह रहे हैं. Environment Pakistan में unfortunately, even till date, we're not a very conducive nation to our children. आप Saudi वगैरह जाते ना, तो वहां पर बच्चों को आपने देखा उनका मौशिला किस तरह से deal करता है, treat करता है. They're very soft. They're very, you know, kind to the children. Pakistan में for some reason शायद बच्चे बहुत ज़्यादा हैं, सबकी बस हुई भी है. प्रे बच्चों ने इतना दंख किया हुआ है कि दूसरे बच्चे क्या करें तो? But at a very young age, people are very begin to be very hard. And children, obviously, then it's it's semi traumatic for the children कि आ रही है क्यों aggression क्यों आ रही है? Again, पहली जमात का सात आठ साल का बच्चा है, वह मद्रस्से जा रहा है. मद्रस्सों का general दिमाग़ में narrative आता है, वह यह आता कि, you they're very harsh, they're very strict. I'm curious. I I know you probably don't remember the intricate daily वह, but do you remember the feeling? Was the feeling generally positive and, oh, you know, this is a great thing that I'm doing? Or was it, like, you know, what has happened to me? Why have my parents condemned me to this, you know, this lifestyle? What were those two years like in terms of the way that you felt? अच्छा यार,
now again अगर मैं आज से compare करूं ना तो we are different parents. It's a different time. There's too much social media, too much मतलब you connected globally इतना सारा कि again आप आपकी thoughts change हो चुकी हैं. Again if I look back at that time probably उस वक्त it didn't matter much I would say. जितना let's say if I look at my children right now it would matter to me कि यार यह सब उनका schedule कैसा है? Pressure बहुत ज़्यादा नहीं है etcetera. बहुत involved है ना as parents were very involved in the way that children Yes. At that point मुझे नहीं लगता अच्छा खैर because I was elder one तो पहले बच्चे पर पहले experiments हो जाते हैं कि यार यह करके देख लेते हैं क्या होता है फिर अगलों पर fine tune it and see कि अच्छा यार अब अब यह वाला रास्ता सही है. तो वह हो जाता है पहली. तो वह again being the elder one तो it was fine. To be honest yes it was strict लेकिन ऐसा नहीं है कि यार मैं I look back and I am dreading that time कि अच्छा यार यह क्या हुआ था? It's nothing like that. मतलब you were molded and after two weeks. हां today मैं आज के बच्चों को देखता हूं और अपने आप को सोचता हूं तो I am like कि यार मतलब इतनी जिन बातों में आज missile हैं so again इस तरह का कुछ नहीं है कि यार कोई बहुत traumatic experiences हो. Yes, strict माहौल था मतलब रसेगा but I think I was too young to even realize that कि यार इसके बाहर दुनिया क्या है? और मैंने उस देखें again अगर आप पंद्रह सोलह साल की age में कर रहे होते ना तो then officer you have friends क्योंकि यार यार इसका schedule तो फ़र्क है, मेरा schedule फ़र्क है. मैं था ही इतना plus it was me and another cousin who used to go to the same place. Ok, so he had like a family. Yeah, yeah तो वह he was a year older than me. तो कोई इस तरह की situation नहीं थी कि यार आपको होकर यार मैं बिल्कुल cut off हुआ हूं. It wasn't something like that. And do you think that that discipline then carried on in your life later on because of the fact at a very young age you were disciplined? One way or the other I mean again मेरा भी ना आजकल as a parent even though I am all about you know बच्चों को diversity
दो और बच्चों की आजकल absorption capability आपने notice की होगा insane हो चुकी है. तो आपको पता है यार मैं max out उसको absorb करवाऊं. लेकिन at a certain point I do also see कि while we're so nice as parents and so thoughtful and we're constantly worried about कि उनकी mental health set रहे और उनका खाना जाना set रहे. I do feel कि I don't know about the the discipline of the generation. They will be very creative. They will be very, you know, passionate and all of that. But हमारे time में एक discipline था at least. डंडे के दौर में था but वह था और उसकी वजह से जो आपके अंदर grit आती है और जो आपके अंदर showing up की capability आती है और जो जो worst case scenario को deal करने की वह आती है ना skill, वह मैं उसके बारे में I do think about कि how do I build that grit in my child without, you know, making him go through some shit that I feel like will hurt him? Do you think your experience then helped you in that discipline aspect of that? Yeah, probably.
Again, I don't see myself as disciplined, to be honest, सैयद. But yes, when we talk about, let's say, grit or or let's say कि you know whenever you fall you just get back up and just get going. चाहिए आज बुरा दिन है, बहुत कुछ हो गया, सुबह उठे नया दिन है. You just move on with life, you move on with doing what you want to do. Failure आ गया, कोई मसला नहीं आया. Let's get back up, let's start doing it again. तो yeah that is there and and probably comes from those times where again even when I look at myself उस ज़माने के हिसाब से I was still in an over protected environment in the sense कि यार सड़क पर नहीं खिलना, सही है. बाहर से कुछ ऐसे नहीं खा लेना, पेट खराब हो जाएगा type of situation. So उस ज़माने के हिसाब से I was still over protected. जो probably my younger siblings were not उतना ज़्यादा but yes and then I believe again बड़े होते हुए उसके बाद भी that great and all of that came because I started business very early, got into work life very early. Like I was 17 years old जब like properly I got into work life. तो उसकी वजह से भी and it's a combination of a lot of experiences to be honest. उसके बाद वाले भी and how technically how my father let me do it rather than you know अगर आप देखते हैं एक चीज़ जो मुझे बहुत ज़्यादा नज़र आती है where you know the elder people in the family they they keep the control in their hands. तो मेरे case में उस तरह नहीं था. I was led to think कि अच्छा यार fine if I have a certain idea or a certain way to go about something. तो it wasn't ever कि यार shut up call मिल गई कि भाई यह हो ही नहीं सकता. So that idea was always welcome on the table. So वह बहुत बहुत ज़्यादा एक आप ऐसी चीज़ रही है which has shaped up me as a person.
Makes sense. So, we'll forward a little bit and we'll come to the college time. And now you're the star of the family. Pre college, you're the ultimate experiment but also first born का यह होता है ना कि parents के लिए first born is the ultimate product. Over time they don't have, I don't know how many kids you have but, you know, my my I I recently had my second daughter. I can already seek कि यार मेरी वह attention is always going to be divided. वह कभी भी वह वाली नहीं हो सकती जो पहले वाले को मैंने जिस तरीके से जिस intricacy के साथ उसके बारे में सोचा और उसको design करने की कोशिश की, right? Agreed. And and so that child is the first one particularly for the fathers but even the mothers is seemingly is a direct reflection of the parents in their in their minds at least. Because they're thinking कि यार इसको तो मैंने अपने हिसाब से, अपने तरीके से perfectly mold किया है. And so काफ़ी दफ़ा उसमें हम trauma parenting भी कर रहे होते हैं. Things we went through your remixture कि हम वह ना कर रहे हो आगे बच्चों के साथ. जो चीज़ें हमें नहीं मिली, हम चाह रहे होते कि वह सारी उनको दें वग़ैरह वग़ैरह, so on and so forth. But we're trying to, we have an image that we're trying to create. अब वह बच्चा जब पटरी से अगर left right होता हुआ नज़र आए ना, तो there is a certain वह जो घर में problems create करता है, versus मैं छठा था अपनी family में. And so मैं जो था ना मैंने दुनिया के घर पर टिटिटियर कर किए. मैंने घर में partyयां भी तो की है. मैंने क्या कुछ नहीं किया कि मेरे घर में और मेरे घरवालों को पता लगा और उन्होंने कहा अच्छा हा हा और my, you know, older brothers, like my oldest brother, oh, उनको तो लड़की से बात भी नहीं करनी, तो यह भी नहीं करना. तो मेरे मुझे मेरे time पर parents होने चलाएंगे यार अब बस हो गई है. अब हम क्या करें इसका? Right? So so छोटे वालों को generally छूट होती है. They get a lot of they get a lot of leeway. Now you go went to college. You your grades tanked. I'm assuming you started going out and about as well. Essentially, you were exploring the world now on your own terms. I'm curious, how did that reflect on your parents and your and and the environment in the house as you began to evolve? Because you've just mentioned que, you know, you you did get a lot of, freedom from your father as well in terms of your or or empowerment from your father as well professionally. How did your parents deal with this sudden shift of your personality?
अच्छा, तो now now the time of my first years, the first year in college, उसमें हुआ यह कि पहली दफा like calls started coming home, letters started coming home, missile हैं आपके बच्चे के साथ बहुत सारे. अच्छा again आप at that point आपको यह होता है यार fine I'll just deflect it off. मैं letters intercept कर लूंगा. सही पहुंचने नहीं दूंगा पूरी information right? मैं किसी बड़े cousin दोस्त से call करवा लूंगा, बड़ा भाई बनाकर, PTM में ले जाऊंगा and that's how those two years of college went on. मतलब उसका 20% भी my parents did not know what was happening. We were not in class, we are bunking classes. सही है? तो वह जो पूरा दो साल जो है ना that was कि यार मतलब पागल होए हुए हैं ना आप इतने सालों से जो एक बंद एक कमरे में थे आप जब बाहर निकले तो आपने एक अच्छा ऐसा भी होता है दुनिया में. पढ़ाई करके क्या करना kind of scenario. Plus what happened was कि जब मेरा first year end हुआ ना, at that point यह वाला scenario शुरू हो गया था where I had to get into some business situation. Situation business की से. मतलब मेरे second year of college के अंदर I had started this मतलब this idea was floating around कि यार यह वाला काम हमने शुरू करना है. And this was something that you wanted to do or your No-no, I had no clue about this. मेरा जितना मेरा काम का experience जितना भी था was कि जो like जो हमारा parent business था उधर factory थी inside industrial area. वहां पर हर साल जो yearly closing होती थी end of June, वहां पर रात को पता है कि like my father has to be there तो बच्चों ने वहां जाने cricket खेलने हैं उसके compound के अंदर. That's इतना काम के बारे में पता है. अच्छा obviously because it's a factory तो वह shoots भी बनी हुई है, उसमें slide भी करना इस तरह के काम करने And in the summers of when I was 14 and 15, उन दो साल के summers में my father has said, had said to me कि यार सुबह office आने हैं, like factory आने हैं सुबह and at that point the factory had to shift from there to another place. तो कुछ sortings होनी थी. तो मेरी job यह थी कि यार अगर सुबह like say sheds आए that's outdoors. तो वहां सुबह आपने again नौ बजे का time था नौ, दस बजे whenever you reach there till 05:00 वह sortings करवानी है. उनको weighing scale पर जाकर weigh कराने and you look after that beach में lunch break के मैं गए नीचे lunch किया and then you come back up. तो वह दो साल मेरा वह छोटा सा एक exposure, यह experience था of what work is like But यह जो second year of college है ना यहां पर because वह जो family business था that was going into division etcetera. तो वहां पर we had to maneuver a bit जहां पर यह एक एक और stream let's say काम की या revenue की शुरू करनी थी. तो I still remember one day my father took me for a drive and he told me कि यार यह यह plan है. इस इस तरह करना है and we have a few potential opportunities of export in The US and एक हमारे relative हैं उनकी factory. हम visit करने गए थे कि यार यह I still remember the first like the sampling to be done was on a jacquard fabric. Jacquard is a type of fabric जिसकी like beddings बननी थी and we had to do that. तो he took me there and he said कि भई this is something and this is I want you to do it. अब मुझे तो पता ही कुछ नहीं. मैं पहले साल school के आधा class, आधी class बंद कर रहा हूं. School सारा वैसी परेशान है कि यह कौन लोग हैं? मतलब एक आपने वह मचाया हुआ है school के अंदर सब परेशान हैं. ना पढ़ते हैं, ना कुछ करते हैं. मतलब दो school days were like कि यार आपने ceiling को खोल के phone रख दिया और एक बंदा जो है ना phone पर गाने बजा रहे हैं. Teacher पागल हुआ हुआ है यार यह गाने कहां बज रहे सबके phone ले ली गाने बज रहे class के अंदर. So this was my life every day. Right. सही है. And here my father was saying कि यार यह काम करना है. I said ok fine let's do it. Till that point मेरा कोई experience of work, मेरा कोई experience of how this works नहीं है. So then फिर जब second year of college started off तो उस वह ज़माना यह था because obviously emails exchange होने से सारा कुछ था तो मुझे एक BlackBerry दिया गया था कि यार this is the device that you'll use to communicate with with with the buyers and stuff like that. Even वह पूरा साल भी मेरा कोई खासा interest इस काम में नहीं था and I was just told to do it, I was doing it just like that without being very interested in that. तो वह पहला साल मतलब आप समझे ना वह एक एक push start करके चलता रहा. फिर sometime जब यह college end हुआ and then I started university तो वहां पर जाकर थोड़ा सा आप समझे ना सारी बात एक काम आप करें, करें तो कुछ interest develop होता है. You start seeing the financial end of it, you start understanding, you know talking to people outside of Pakistan, बातचीत हो रही है, एक exposure वहां से आपका मिल रहा है. So वहां से then मेरा कोई दो हज़ार नौ के around you would say कि एक interest develop हुआ कि अरे यार कारोबार क्या है? किस तरीके से करना है? And at that point I think that happened was कि because my father was so involved in in the process of the parent company and and and sorting things out कि मतलब वह इत्तेफ़ाक़न वह सारी जो responsibility भी थी to run the small setup was on me. Which means कि यार let's say आपने vendor payments भी खुद deal करनी है. मतलब you like I am the only person which means कि यार factory जाकर order भी देखने निकलवाने मैंने करने. Zero employees, buyer से correspondence भी खुद करनी है, DHL sample करने जाना भी खुद है. Late हो गया अब airport जाकर collect भी खुद करना है. Container load हो रहा है तो जाकर खड़े भी हो जाना है रात को वहां पर. So now I'm 19 at that time and यह सारी चीज़ें मेरी ज़िम्मेदारी हैं और मैंने यह करना चाह रहा. तो देखिए एक तो baseline है ना कि यार
there's a difference between doing a business in Pakistan and there's a difference between doing a business elsewhere in the world. वहां पर आपको चीज़ें करनी होती हैं तो आपने सिर्फ़ और सिर्फ़ processes identify करने और processes को implement करना है. Pakistan and more often than not, processes are like 10% of the business. 90% are street smartness and trying to find workarounds. Honestly, Pakistan is all about पाक्षातानी business is all about figuring out how you can work around generic things, baseline things. अब आप जिस business के अंदर रहे हैं, उसके अंदर it's one thing to get the product made. It's one thing to coordinate with the buyer and, I don't know, designs के ऊपर अगर उनका design हो रहा है, नहीं हो रहा sampling this that. बड़ा आसान काम है, ठीक है. आप factory से coordinate किया? Lizain वाला काम है. But then going to the port, going to the container, dealing with the customs authorities, dealing with the revenue authorities, dealing with the money coming in and paying the vendors and all of that, even negotiating in a lot of ways. These are where people generally get stuck. So people get ideas ideas लाना मुश्किल नहीं होता. Ideas की implementation की baseline को समझना मुश्किल नहीं होता. लेकिन जब उसकी वह actual execution में जाते हैं तो उनको पता लगता है कि यार हमें तो यह तो impossible है. हर बंदा उनको यह बोलेगा यह impossible है. आपके case में obviously, you had the opportunity and the privilege to have your family already be in the export business in one way or the other. इसका मुझे बताइएगा कि while you were managing all of this,
उसका मसला नहीं था. But the thing is कि जो parent company थी वह तो आप समझो dissolve हो चुकी थी at that point. तो जो भी इस तरह की situation थी वह आपने खुद करनी है. For example एक दफा मैं port कासम चला गया. Say, There was an issue वह basically the container उसके अंदर आधे में hard goods had to be there and and जो भी forwarder था उसके warehouse पर गया. कुछ मसाल था I don't even remember correctly. जब मैं port exit कर रहा था तो मुझे उन्होंने रोका checking के लिए इस तरह की बहुत सारी चीज़ें होती हैं जो कि again जो basically that shape you up eventually कि जहां पर आप कहते अच्छा अब तो यह हो गया, अब क्या करना है भाई? अब अब बीस साल के आप हो, ok fine let's settle this out. How do you, how do you want to go about this? तो इस तरह की obviously situations कम. एक advantage ज़रूर यह था कि because I had no baggage at that time ना. कोई पुरानी कोई भी experiences तो थे नहीं. तो fresh off the bat I was there. I had alhamdulillah support from the family to, to do, to make mistakes basically. So, उसमें आसानी हुई कि when I was let's say negotiating even at that point तो I could carve out good deals with, with, with the buyers क्योंकि कोई डर खौफ नहीं था ना कि यार यह नहीं होगा तो क्या होगा? Stuff like that. तो एक तो वह था. दूसरा यह है कि later on life I realized कि American buyers से बात करना और पाकिस्तानी buyers से बात करने में ज़मीन इस्मान के फ़र्क है. यह वाली तो कोई कहानी नहीं है जो यह हमारे हमारे यहां चलती है. तो so so आप समझो ना all of my university तो my life was कि go there, take the class, get out. That is it. मतलब कोई और और कुछ भी नहीं है. आपका मतलब there was no मतलब एक pursuit कि यार अच्छा यह GPL आनी है या क्या? It's just कि यार basically pass होना है, get out, go to work.
That was, that was it और कुछ भी नहीं था. अच्छा, university का मुझे थोड़ा सा बताइएगा. So you had a terrible college college time in terms of the grades and everything. Probably a great time in terms of you partying. Did you go to university straight up after FSC? Yeah. And what was the thought process कि यार I believe you went to CBM. So why why did you choose CBM? Business वाले लोग generally कराची में वह IBH, IBH करते हैं. Especially star students कहते हैं यार IBH जाना है. तो what led you to CBM? And as you've mentioned earlier, कि our university was just to take classes and get the degree and get out in four years. Did the whole irresponsible party, don't really care about life thing continued in university as well? या उस time के ऊपर आप इतना हो गए थे कि यार, ठीक है चलो अब ज़िंदगी है, पढ़े हो गए हैं. University में पढ़ने जाना है, घंटा जो है वह class में पढ़ें चुप करके और फिर बाद में आगे आगे काम करें. So, वह दो साल में वह सारी ज़िंदगी कोटा पूरा हो गया था. उसके बाद वह जो फाइशाद थी ना वह सारी पूरी हो गई थी off of let's say off all of these things. तो university life was mainly
अच्छा हुआ यह था कि by let's say February I was very involved in birthday. मतलब again सारी ज़िम्मेदारी मेरी है. You are the only person running everything ना मतलब आपके पास कोई employee तो नहीं है जो मतलब अपने bank में deposit करना तो खुद जाने, bill भरना है तो खुद जाने, at that point I just had one trouble that was waking up early in the morning. तो बस मेरा सिर्फ यह होता था कि यार early morning class now and that is it. बाकी class में जाने. अच्छा उसके अंदर the first semester went fine. In the second semester I failed four subjects. अच्छा. Yes, so मतलब चार FI. तो उस खैर वहां तो क्या वजह से attendance की वजह से आए या पढ़ाई की नहीं नहीं क्या यार I failed each and every छह courses थे जिसमें चार fail हो गए. GPA भी 2.5 पर degree मिलती है उससे नीचे चली गई. सारा कुछ हो गया and then I don't even remember exactly but उस वक्त इस तरह का कुछ था कि let's say this happens for like consecutive two या three semesters so you are expelled. तो वहां पर फिर थोड़ा सा उसको seriously लिया कि नहीं यार मतलब fine I am working and all of that but we need to complete this also and you know get done with it. तो university life फिर उसके बाद यार it was like kind of सही है कि भई आप जा रहे हैं. एक काम है, उसको करना है, degree लेनी है. There was no inclination कि यार you know a grade लेना है. It's just कि यार you know just just get it done with और और क्योंकि मैं इतना मतलब every passing I was getting more and more involved in work. तो वहां पर जो priorities थी ना वह priority was not कि यार अपने degree लेनी है और दूसरा आपके आस पास जितने भी लोग हैं वह यह देख रहे कि यार जब let's say fourth fifth semester के बाद internship करने जाने Let's say fine जो आपके वह career fairs हो रहे हैं उसमें जाने हैं आपने तो मेरे जहन में उस तरह की कोई situation ही नहीं थी. मेरा तो था यार मैंने काम पर जाने हैं. वहां पर and and then halfway through the university I realized one thing कि whatever we were studying in the classroom उसकी बहुत कम teachers थे या बहुत कम इस तरह की courses थे जिसकी practical implementations के ऊपर कोई बात कर रहा था या कोई actual reality या real world situations के बारे में बात कर रहा था. तो मेरा और interest उससे कम मुलते हैं. मैंने कहा यार यह तो मतलब doesn't make any sense, right? Like people are learning definitions of LCs of what a letter of credit is and here I I am going to the bank to get an LC. सही है. So, वह understanding ही नहीं है. वह कह रहे हैं कि यार accounts के अंदर depreciation is a non cash expense. What the hell is that? Nobody knows. This is, वह आपने याद करें हैं, आप याद करें हैं, लिख रहे हैं and so मेरा interest और खत्म हो गया उससे. मैंने कहा यार यह तो कोई फ़जूल चीज़ है ना, करना क्या मैंने?
और यह degree program क्या था आपका? सुनोल b b b a.

यह जो आप business कर रहे थे यह essentially in a way family business था. What I mean by that is the money the money that you were making, was that basically money going to the family and you were getting a chunk out of it? या was this something that your father had given you कि यार, this is your business. Now you manage the finances. You make sure कि जी आपने क्या करना है? What I'm trying to understand is what was the incentive for you to double down and grow this? Were you getting paid as a तनख्वाह या were you part of whatever
the rewards you would reap? So so इसमें था यह कि at that point जैसे हमने पहले बात की कि my father was involved in-in-in the family thing you know just liquidating that and getting done with it and that continued till about February. So, Right. इस वक्त यह वाली बात ही नहीं थी to get anything out of it. The thing was कि I was responsible to manage this revenue stream and cash flows and responsible to make sure कि यार जो general expenses of the houses are being paid through this. तो हमारे अब Through your Yeah yeah yeah, through through this. So it was never कि यार यह मेरा है या किसका है? मतलब मेरे ध्यान में था I am responsible for this. This is, this is like me, my mother, my father, four siblings और हमारा जो कुछ यह हम सबका है. I am managing it and जो भी expenditure है वह इसी के through flow करना है. Like be it let's say school fees जानी है, बिजली का bill भरना है, जो भी होना है. तो all cash flows are being managed
through through the business. So I mean in a lot of ways I mean there was a lot of empowerment there as well right because काफ़ी दफ़ा यह होता है कि parent अगर अब इसी को एक और तरीका ही करने का. बेटे को लगाया काम पर बेटे से कहा कि यार यह तू पैसे बना जब पैसे वन जाएंगे मुझे दे दी. You're also learning real life and what it takes to sustain a certain lifestyle. And I think there's a lot of learning there as well beyond the business. The fact जो एक humility आती है, groundedness आती है एक इंसान के अंदर जब उसके पास पैसा बनता और पैसा
100% exactly बिल्कुल यही situation थी in the sense कि यार now for example I have to be responsible कि यार let's say tomorrow is the last date for the K Electric bill. So now I need to know कि वह cash flow मौजूद है या नहीं? Let's say tomorrow is the last date for your university semester fee. तो क्या वह cash flow पहले से आपको पता है ना वह आपने plot करके रखना है. यह है या नहीं है? तो वह जितना भी household expenditure inflows and outflows चल रहे हैं be it like the household or for the business क्योंकि सिर्फ यह भी तो नहीं ना again you have let's say shipments that you have to export. उसके पीछे you have to procure goods for that. You have to procure fabric for that. You have to procure yarn for that. You have to procure packaging for that. मतलब उसके अंदर for example आप from cloth to the small sticker that's that's gone the barkwood sticker that's gonna go on the bedding. उसका वह आपका जो tag है तो वह सारी चीज़ें आपने procure को भी करनी है. आपने उसको लेकर भी चलना है. उस shipment को भी निकालना है. So there is a business end of it कि यार वह business के cash flows हैं and then expenditure end of your personal household. तो वह सारी चीज़ें आप उस उन पांच छह सालों के अंदर I was, I was managing it and that is actually the learning. जो मैं मैं the reason that I was not interested in class was this कि यार whatever was happening I was seeing people around me initial university days हैं तो again class खत्म हुई तो then you are sitting at the cafeteria या class खत्म हुई तो fine you're going out somewhere. तो for me that was मतलब that was not interesting enough कि यार दोपहर को lunch बजाना है. भाई मैंने meeting बजाना है for example. हां. तो उस मतलब I remember once it was my psychology class and I had like a really important email conversation to correspond to. Exactly क्या था I don't remember तो मैंने किया यह कि अब मैं phone निकालूं तो सारी बात है teacher would have an issue with it और वह उस ज़माने में phone use ऐसे करना was not a thing. I'm sorry just need to send it. Then you can take my phone. No give me a phone. I can't give it to you. Just need to type it off and I need to go. Just give me a minute. तो बोलती है सही then get out of my class. मैंने कहा यार एक minute दे दो. No get out of my class. I am fine. I got out of the class. उन्होंने मुझे f दे दिया. उन्होंने कहा ok भाई अब नहीं आना class में वापस. So at that point again priority is कि यार यह जो ज़िंदगी के चीज़ है ना वह आपने करनी है. Degree क्या होगा maximum? आप छह महीने बाद मिल जाएगी ना, एक साल बाद मिल जाएगी. तो वह obviously तो world view was very different at that point और responsibilities भी थी उस तरीके की. So then obviously फिर फिर आपके लिए important जो है ना दूसरी चीज़ें होने लग जाती है automatically. This this this went through all these universities. So, so instead of graduating in four I did it in five. Right. तो एक साल late एक तो पहले एक तो semester beach वाला तोड़ी गया जिसमें चारे फ़ाक है. फिर उसके बाद कई courses कम लिए हैं because of work manage करने हैं आपने चीज़ें कि यार आप पूरा दिन नहीं बैठ सकते हैं. So, आप एक दो course कम ले लेंगे semester के अंदर and that's that's how you move on to maneuver around it. तो 2,014 में then I finally graduated. This is where we enter into the food situation.
Yes, I'm curious कि you are in the textile export business Technically, conventional wisdom today says that that's a great business. It's dollarized. You would have doubled down on that and scaled that. But then there is there is an evolution. Although I would argue que that was probably the worst time for textile in Pakistan. A lot of businesses closed down and moved to Bangladesh and so on. But I'm curious about your experience. How did the evolution from textile to food happen?
So, उसमें यह था कि 2011, '12 ish थोड़ा सा boom आया था towards Facebook bakeries where there were people who had made these pages और जहां पर वह bakery goods sell off करते थे. My younger sister also used to do that. तो एक तो वहां पर मेरा थोड़ा सा interest बना है in terms of one thing you need to understand in food is कि आपका gross margin बहुत है. The variable cost would generally be around 40%. तो you see the commercial angle of it कि यार यह मतलब again there is a big gross margin in it तो वहां पर वह interest वहां पर develop हुआ and other thing at that point was that is probably the time when you and सलमान मानसालs were starting off in in your space. Had all I I remember at that time सैया. तो मेरा उस वक्त एक interest था. Basically सलमान was doing these comedy skits at that time and you were doing something that seemed more professional कि यार लौल studios तो नाम है मैं I still remember I used to think at that point कि यार इसका commercial angle है क्या? You know कि fine you are sitting there, आप वक्त दे रहे हैं क्योंकि मेरी तो ज़िंदगी was around you know जिस jotting down one plus one उसके बाद क्या है ना? So it was never कि यार आप कोई भी काम करें बगैर किसी commercial angle के. Time has a cost and and तो मैं उस वक्त यह सोचता था कि again you people knew something जो हमें नहीं पता थी कि बाद में क्या होना उसके साथ but I still remember the when I look back at that time. तो उस वक्त एक यह चीज़ थी कि me and like two three friends जो कि basically college years के बाद जो है ना जो भी हमारे दोस्त है वह थोड़े से disperse हो गए इधर उधर. There were two people who stayed, who is one of one is my partner till now. तो उसमें बैठकर हम यह discuss करते थे कि यार शाम को कि यार let's do something. अब शाम को बैठे ही हैं. तो अच्छा this is the time when कराची जो है ना शीशाfied हो चुका था. Your evenings were either like चाय तो अब तक है और either you sit for शीशा. तो हम बैठते थे हम सोचते थे कि यार अब बैठे ही हैं तो कोई फ़ायदा ही करने से. So that is where this idea started कि यार कुछ इस तरह का करते हैं. तो the initial idea was always क्या है एक छोटी सी bakery खोलते हैं. घर के अंदर या छत पर ही छोटा एक kitchen सा बना लेंगे and then हम वह कर लेंगे तो there is this super store नाहित super market. I don't know if you know about it or not but it's a big thing in कराची. Again not scaled like इम्तिहास but still. तो वह मेरे घर के पास ही है. I went to them. मैंने कहा यार owner से मिलना है. I am probably 22 at that time. तो कहते आप कौन भाई? तो मैंने कहा मेरे पास इस इस तरह का idea है. अच्छा when you enter the store ना तो right side पर they used to be an empty space. तो उनका entrance और exit साथ साथ है. तो वहां से मुलाक़ात हो गई. The owner अब्रार साहब I don't know if you know of him or not but मतलब he is probably in his seventies or eighties right now. तो उन्होंने बुला लिया उनके पास में चला गया वह office में बिठाया बोला कि उस वक्त से दिमाग में आगे नहीं करना है. So this is probably February ish and पता है यार degree भी next year खत्म होनी है. मेरी 14 में हुई वैसे 13 की जगह पर था कि यार degree भी खत्म होनी है तो you know क्योंकि the export business was generally के जो timings की वजह से correspondence रात के वक्त हो रही थी in The US and दिन में भी because manufacturing तो मैं खुद नहीं कर रहा था. तो वह उतना ज़्यादा involving था नहीं ना काम एक जब cycle वन गया था तो it was kind of easy और आदत भी हो गई थी उसकी. तो वहां पर then we started looking for spaces कि यार bakery खोलनी है, bakery खोलनी है, क्या करना है? उसमें हम निकले DHA की तरफ के obviously anybody that wants to start something वह बोलेगा पहले defense में खोलनी and we'll do this. इसमें मेरी जो बहन है she's five years younger than me. तो I told her कि यार अब से तुम यह चीज़ें बनाती हो तो मतलब you know how did you learn this etcetera. She said कि यार I took classes from this x person. मैंने कहा best मैं I contacted that lady तो मैंने कहा यार इस इस तरह है तो like do you know how should we go about it? She said I'll consult you guys. Best हो गया आज है. उनको हमने onboard लिया उन्होंने कहा मैं x amount लूंगी. मैंने कहा पर done हो गया. आप consultation दें. वहां पर we found a space in कराची DHA Phase 6 तो उसमें basement एक साथ मिल रहा था for 30,000 rupees extra of rent. तो मैंने कहा यार सही है अब साथ ही मिल रहा तीस हज़ार रुपए इसको हम ले लेते हैं कुछ ना कुछ कर लेंगे यहां पर. The idea was कि ऊपर like it was about 500 square feet of space on ground and about 1,600 ish square feet in the basement. मतलब दो सौ guests की building होती है तो उसका सोलह सौ square foot का basement मिल रहा था साथ में तीस हज़ार रुपए में. हमने कहा सही तो this is sometime mid 2013 हमने वह जगह ले ली. फिर हमने कुछ equipment की information ली सब किया वहां पर एक छोटा सा kitchen setup किया और हमने कहा यार इससे trail start करते हैं and then my friend शाहरुख उसकी बहन की एक दोस्ती who was at that point teaching in IVS. तो we contacted her कि यार इसको design करना है, क्या करना है? मुझे पता ही नहीं था यार design कैसे होगा? क्या होगा? We contacted her and हम उनके पास गए. तो idea निकला तो फिर then of doing something let's say vintage style and a bit of flowers on the wall and and those things. हमने नाम रख लिया vintage. हमने vintage नाम रखा, हमने कहा यह करते शुरू. Now कोई छह महीने तक हम यह trials करते रहे, जगह भी बना रहे हैं, rent भी दे रहे हैं and now this was basically money pulled up from शाहरुख and then from whatever little savings we had in the export end of the business. तो वहां पर फिर जब यह करते चले गए तो obviously then you start meeting people कि कोई chef है, उसका कोई रिश्तेदार है, वह जी मेरा भाई भी यह करता है बड़ा आ जाओ तुम भी आ जाओ, trial दो. This is practically knowing nothing about anything. यह भी नहीं पता यार यह मतलब चीनी लेनी तो कहां से आएगी? अब सारी बातें नई store से तो खरीदनी नहीं थी. I had to go to a wholesaler to get it. तो वहां पर जब trials चले तो खाना पीना शुरू हुआ. इससे पहले कोई मेरा खासा कोई खाने की ना कोई तमीज़ है ना कोई खासा interest है. तो वहां पर then we said कि यार खाना भी अच्छा ही बना रही है लड़के. Basement भी है. काम करते इसको restaurant में convert करते थे. सही है अब उसमें हुआ यह कि यार we had to cut down जो floor में से ना एक सीढ़ी की जगह निकालनी थी ऊपर वाली दुकान से. हमें यह भी नहीं पता कि DHA भी कुछ होता है. तो हमने तो बलाया मज़दूर हमने तोड़ दो उसको. वहां पर DHA की गाड़ियां आ गई सारा सामान मज़दूर सब उठा के अंदर. हम भी अंदर, लोग भी अंदर, मज़दूर भी अंदर. वहां पर फिर वह पता लगा अच्छा यार यह भी एक process है. तो it took me a year to get that thing up. तो दो हज़ार तेरह mid में start किया and I still remember fourth of July two thousand fourteen it was रमज़ान at that time where we were to open up officially Vintage. Now Vintage was basically a cafe and bake shop. Vintage Cafe and Bake shop उसका नाम है जिसमें थोड़ा बहुत एक bakery counter है and there is a big restaurant basement के अंदर. अब the important thing is कि उस पूरी पट्टी में there are शीशा cafes. उस DHE की पूरी पट्टी is all शीशा cafes जिसमें एक वाहिद हम हैं जो कि restaurant खोलने में आए और हर चलता फिरता बनता बोलने हैं कि यार तुम लोग बेवकूफ हो शीशा रखो वरना बंद हो जाएगा. अच्छा because obviously शीशा being a taboo thing तो हम वह बेच नहीं सकते. Family है, सारा कुछ है तो we can't do that. तो हमने कहा नहीं यार अब यही है जो है. So, हम रमज़ान के अंदर हमने start किया. I still remember कि रमज़ान में मैं तिरावी पढ़ाता हूं. So, उसमें था यह कि जब बिल्कुल start हुआ obviously इफ़्तार is the time when you open up. तो मैं घर से तीन चार बजे निकलकर I'll be at the restaurant. इफ़्तार पर wheel open up. इफ़्तार खत्म हो गई मग़रिब के बाद then I'll revise and then इशाह के बाद बराबर plot के अंदर ही ना एक छोटी सी open air मस्जिद सी space बनाई हुई थी वहां पर. Mic लगाया and मैं यह करूंगा and then रात को after that sit at the restaurant till twelve one and then come back home. तो पहला हफ्ता was like यार दो चार दो चार लोग आ रहे हैं. उस वक्त again PR marketing was not a thing back in 2014 उस तरीके से. बहुत एक initial startup है. हमें पता भी नहीं food groups भी होते हैं, उधर भी बातचीत करनी है, लोगों से भी बातचीत करनी है, नहीं पता कुछ भी. हो यह रहा है कि fine I stand on the floor, लोग आ रहे हैं थोड़ी मुलाकात कर ली उनसे and that's about it. उसमें हुआ है कि there is a family that came for इफ़्तार that's the only family the restaurant at that time that's probably sixth or seventh day. तो I went to them and I gave them a box of cupcakes जो हमारी bakery का था. खाना कैसे लगा? Feedback यह सारा कुछ है cupcakes दिया. Good feedback वह चले गए. They posted on a food group कि यार हम visit this ABC place. अच्छा इस सबके अंदर खुबसूरत बात यह है कि हमने costing नहीं की है अभी कि अगर मैं consumer हूं मुझे क्या अच्छा लगेगा? कितने? Right. तो that was below the market at that point. अब जब वह that word came out तो now by the tenth or twelfth day हमारे पास capacity थी of about forty, thirty five, 40 people. हमारे पास दो रोज़ रोज़ जो है अस्सी reservation आ रही है. मतलब चालीस लोगों को हम वापस भेज रहे कि sorry booked है. Because सबको इफ्तार के वक्त ही आने हैं तो obviously they then go back. उसमें ऐसा भी हुआ है कि हमने ना पीछे छोटा सा office space बनाया हुआ था कि एक दिन मैं नहीं था वहां पर तो my manager called me and said किया लोग हैं sale क्यों lose करें आप हैं नहीं office में बिठाते इनको. मैंने कहा sir कि बिठा दूं? लेकिन office में बिठा दिया. तो आप मतलब आप खुद maneuver करें, खुद सीख रहें हैं, खुद सारा काम करें. So from 2014 till 2019 यह vintage का आपका समझाना एक journey चल रही है जिसके अंदर पहले साल के बाद हुआ यह कि because it had become a restaurant. For the customer it was a restaurant. Bakery का scene नहीं था. तो vintage के बराबर में ही ना एक चार सौ square foot की एक दुकान खाली हो रही थी. तो मैंने सोचा कि यार यह ले लेते इसमें the issue with the model was कि restaurant एक बिल्कुल एक separate supply chain है, एक separate तरीके कार है. आपको order आता है, आप खाना बनाते हैं. Everything is, is raw over there. Bakery में आप project करते हैं और एक दिन पहले या एक रात पहले bake करते हैं counter पर रखते हैं. तो उसकी team भी अलग है, इसकी team भी अलग है. अगर आज मुझे बोलते तो आज मैं उनमें से एक काम करता हूं. दोनों काम एक साथ ना करता because obviously then you are increasing your fixed cost and and then a consumer जब restaurant के साथ खुश है तो उसी को लेकर चलाना चाहिए. But anyways, खैर that was a learning experience. Yes, makes sense. So then we had over the next five years we had about seven odd locations जिसमें दो proper restaurants थे. दो या तीन bakeries थी and then at that one Lucky One Mall was coming up. तो उधर जगह मिल रही थी so we did a vintage on the go over there. Vintage OTG के नाम से. एक वहां की एक गुलशन में किया. So, about seven odd locations.
यह आप कह रहे हैं दो हज़ार उन्नीस तक. दो हज़ार उन्नीस तक ही किया. तो मुझे यह बताएं कि at what point before we go to the the bakery evolution then or OD evolution, you obviously, you put in a lot of money. You burnt a lot of money in the first year. Before it wasn't open, there was no cash flow positivity. जब एक दफ़ाक़ खुल गया था और पहले महीने में आपने कहा जी मेरा, you know, food group में चला गया, भरना शुरू हो गया. Restaurants कैसा deal करते हैं? मेरे हिसाब से generally वह define करता है कि whether they will sustain, scale, so on and so forth. In terms of cash flow, in terms of burning money, वह जो पहला रमज़ान था, उसके बाद आप profitable होना शुरू हो चुके हुए थे. Run me through the the the the profitability, the business, the scale. वह और और at what point did you decide? Ok, one location से two locations, two locations या four locations. किस point पर आपको scale हुआ कि यार अच्छा अब हम achieve कर सकते हैं?
So basically initially इसमें yes, we were cash flow positive also and the P and Ls were green. आप समझे from the second month onwards it was fine. We manage it correctly? No. In terms of let's say क्योंकि देखिए restaurant के अंदर ना एक बहुत important जो चीज़ है that is if you don't calculate your variances, if you don't take count of your stock, your inventories and keep that in a system जो कि हमें अब obviously in all of these years सीखा है. So, आपकी जो leakages हैं वह इतनी है कि देखिए जो भी आप like recipe बनाइए सही है and then you are saying कि this is let's say 35% food cost and x price मैंने रख ली है. But वह तो paper पर है. In reality if you are not taking you know inventories and stocks and keeping a check on all of these processes. पहले तो processes build ही नहीं है ना. आपको understanding ही नहीं है processes भी build करने हैं. तो उसके अंदर obviously there are lot of leakages. So at that point वह बहुत सारी हुई and देखिए restaurant में एक और चीज़ है there is lot of glamour. Now when you are 22, 23, 24 तो सबसे पहले आप limelight में आते हैं. दूसरे महीने there was this dawn का ना images हुआ करता था उस ज़माने में. वहां पर there is an article अब basically आप क्या कह रहे you are looking outwards looking at yourself in the mirror and thinking कि यार वाह क्या काम किया मैंने? You know तो आपका पहला साल उसमें गुज़र है because prior experience नहीं है. अच्छा दूसरा कोई family experience of retail भी नहीं है कि कोई बंदा पहले से बता दे यार these are the do's and don'ts of this business. तो वह तो है कोई नहीं. तो जो भी initial वह days हैं उसके अंदर did we make profit? Yes but वह manage हमसे बिल्कुल भी अच्छे तरीके से हमने नहीं किया. जब now with that I look back because वही honeymoon के अंदर तो आपको पता ही नहीं लग रहा है ना. Basic cash business you getting cash every day and उस ज़माने में तो मतलब about 80 sales were cash. अब तो it's it's flipped कि यार आपका 2030% comes in cash बाकी is all all through cards. You getting cash every day in the till और उसमें situation यह है कि because we are so into it. I remember the first two years obviously इस वक्त मेरी शादी भी नहीं हुई भी है. So I didn't have dinner at home for two years straight. मतलब I used to go there, I used to sit there. पीछे जो office बनाया था उसके अंदर I let's say हर angle पर दस बारह camera होंगे उनको screen पर चलाया था. Sitting there बहुत दफा बाहर खड़े में floor के ऊपर check कर रहे ना everything is being done by hand. खाना beach check हो रहा है. Rush लग गया है so I go into the kitchen. अब उसमें था यह कि let's say यहां पर dishwashing हो रही है और यहां पर line पर कि you are still making money or fine everything is good. Then वहां पर we we thought कि यार why not expand? अच्छा at that point somebody came to us asking for a franchise but because अब आप इतने possessive होंगे ना अपने brand के बारे में तो आप कह रहे नहीं यार franchise करूंगा तो खराब हो जाएगा. मैं खुद करूंगा जाकर. तो फिर आप हर काम जब खुद करने जा रहे हैं तो उसमें तो यह दो बातें. Number one, you don't have systems and structures in place. आज तो यहां पर आप बारह घंटे दिन के गुज़ारें अपने आंखों के सामने काम करें. Once you go to location number two then either you are dividing yourself and then वह दूसरा area है. तो रस्ते का भी है, सारा कुछ है तो आप divide हो गए. For example, if you don't have structures like an audit in place who is keeping a check on stuff तो फिर then it's it's a recipe for disaster because initially you are thinking कि let's say location one makes me 10 rupees which means if I have $4.40 rupees straight forward math. हां. लेकिन scale के जो मसाल हैं वह तो आपके जैनों घुमान में भी नहीं है. हां. So basically हमारे मसाल ही start उस point से जहां पर we started opening up locations and going outwards कि अच्छा यार एक, दो, तीन करते हैं and probably दो हज़ार पंद्रह के अंदर we we did the first bakery at नाहित like next year probably and then जो दूसरा proper restaurant किया था that was about 2017 और beach में एक दो bakeries और की vintage on the go किया यह situation थी. But with every branch that was added एक तो दो चीज़ें उससे हो रही थी. एक तो focus divert हो रहा था and now we were running three models. एक was the vintage cafe, that was a proper dine in place. There was a vintage on the go, that was everything क्योंकि mall के food court में तो price points are different. जैसे rice bowls हैं तो they are intake of packaging तो वह एक separate model पूरा बना दिया and then there is a bakery model. तो एक तो focus अब आपका divide हो गया. अच्छा social media was the only medium you were using for marketing. तो अब उस page के ऊपर एक अजीब confusion सी वन गई है. किसी को cake चाहिए वह भी पुछ रहा है. किसी को steak चाहिए तो वह भी वहीं पुछ रहा है. तो हम भी confused हैं, customer भी confused है और यह सब हम कर रहे हैं because thinking कि यार यह एक से दो, दो से तीन, तीन से चार होंगे तो again we are diversifying in our head but practically adding on to problems. क्योंकि यह सब अलग supply chains हैं, अलग lines हैं, अलग structures and अलग systems या तो आपके पास इतना robust system हो या आपके पास इतना capital हो to build that system, burn that cash and then आप बोलते eventually हो जाएगा या या expertise भी कोई हो, expertise तो कुछ भी नहीं है हमारे पास जो है वहीं बैठकर हमने सीखा हुआ है. So, by February I realize कि यह काम तो नहीं चल सकता. Either we inject money in this, we close shop or we exit. अच्छा, यह अच्छा यह वह ज़माना नहीं है जहां पर exit is a thing. क्योंकि उस वक्त वह startup culture, वह fund raising, वह हमारे मुल्क ने उस वक्त देखी नहीं है. This is all COVID and post COVID वाली situation where you could think of valuations and stuff like that. कोई कुछ भी नहीं पता इस बारे में. सोचाइए यार कि इसको बेच देते हैं पूरे brand को. जो कुछ आज तक पांच साल सीखा है so let's restart. तो अच्छा अब obviously I have to convince my partner for that. I have to tell my family कि हम यह करें. I had a chat with my father explain किया है these are the scenarios. We can't run it anymore. Either we put in more money, we don't have more money. जितना चाहिए उसको डालने के लिए. Obviously जब आप नुकसान करे होते हैं तो vendor payable कि आप पहले तो vendor finance करेगा ना आपके काम को. तो उसके बाद एक point आकर जब वह बोलेगा boss माल नहीं मिलेगा पहले पैसे थो. हां. सही है? तो अब आप उस point पर पहुंच गए. करना क्या है इसके अंदर and I am two years into my marriage obviously अब शादी भी हो गई है आपकी and then वह सारी situation है. अच्छा उस वक्त यह export वाला काम मैं side by side कर रहा हूं. I did it till 2019. तो फिर in October 2018 मैंने यह फ़ैसला किया मैंने कहा अब पूरा focus होगा बेचने पर. जितना खराब है और क्या ही खराब कर लेंगे नहीं भी चलाया है तो अब इसको बेचेंगे और इससे exit करेंगे. तो this is October 2018 and we sold it off in May 2019. अच्छा. तो छह, सात, आठ महीने इसी उसमें लगे रहे understanding में कि यार बिकेगा तो valuation कैसे होगी? Buyer किस तरह मिलेगा? किसको बेचा जाएगा? And so on and so forth. तो conversation was all around कि इससे exit कैसे करना है?
And this thing, George यह बिक रहा था, this included all seven ish locations?
Yeah, everything. The brand name, the locations, everything. Right. तो in May 2019, we struck a deal. We sold it off to another company who had multiple brands across Pakistan. I see. तो हमने उनको बेचा. एक तरह से वह blessing and disguise है क्योंकि उसके ठीक आठ महीने बाद COVID hit and all of these brick and mortars had to shut down. हम वैसे भी बंद हो जाते हैं. Right right right. और और जो है ना वह बंद होते हैं in a very deep down minus situation where obviously you have to pay off people and and आपका कार्यवार ही बंद हो जाता है. How much did you sell it for? Like is there a number to that? Yet, I don't know if I can say the number or not. But is there a is there a figure there? On camera.
मतलब कितने होते हैं पाकिस्तानी? Seven figures would be millions, eight figures would be tens of millions? Yeah, eight eight figures, eight figures obviously. Low eight figures, high eight figures? Mid mid eight figures somewhere. Ok. Yeah. And that's the money then that then you you just used for the for the seed for OOD or would that you just liquidate and invest that elsewhere कि यार यह पांच साल की हमारी मेहनत है इसमें ना वह बैठे down के चार plot ले लेते.
नहीं नहीं नहीं so what happened was जब हमने जिनको हमने बेच बेचा था ना so उनके तो obviously we had some meetings going on and they asked us कि यार क्या plan है आपका? अच्छा उस वक्त हम थोड़ा सा इस तरफ आ गए थे कि यार we'll start a donut brand. Say market के अंदर there is only one international player playing और कोई है नहीं. Bakery नहीं करनी क्योंकि इतने सारा product हम चलाकर देख चुके थे यार हमसे manage नहीं होगा. So idea was a single product जिसको हम एक centralized facility से बनाएंगे and distribution sort of a business होगा. ताकि यार हमारे जो जितने हमने यह देखा था ना of problems of हर location पर एक kitchen है उधर मतलब एक आप समझे ना raw मुर्गी आनी है और उसने marinate होने है और वह controls हम build ही नहीं कर पाए थे. तो we thought कि we will do a single product straight forward और यह काम हम करेंगे. So वहां पर the conversation started off with those people. अच्छा they had recently acquired a bakery. They had a few diversified food things going on जिसमें कुछ food code base थी, कुछ proper restaurant base थी तो उनके पास काफी कुछ था. एक दो franchise भी उन्होंने खरीदी हुई थी. तो उन्होंने बोला यार why not we we do some sort of a merger and do it together. Whatever you guys plan to do and आप you can look up. Whether हमारे पास for example this bakery setup is there. Already एक factory नुमा setting is there and we have these bakeries that we have acquired. आपकी भी add on हो रही है उसमें. So, can manage it and run the operations for this because आप लोग कभी एक experience हो गया है and एक company form कर लेते हैं जिसके अंदर you will get a small stake also. So, हुआ यह कि जो हमें पैसे मिले, वह वह पैसे लोगों को जो देने थे वह गए और बाकी इनको चले गए और हम फिर बगैर पैसों के, वापस जाकर seat पर बैठकर के अब जो था वह मतलब तीन दिन के अंदर decide कि हां यार यह कर लेते हैं. Right. वैसे वह क्यों कर लेते हैं that the biggest attraction to me at that point was कि यार when I went to their offices and I saw यार कि there are systems in place. मतलब for example invoice हो रही है एक तरीके का और से. Let's say if if procurement is happening तो cheque बनने से पहले it goes through audit and and all of these things that we dreamt of कि यार यह होना अच्छा हमें पता भी नहीं था कि करेंगे कैसे? तो एक sort of वह validation आई कि यार यह जो हम सोच रहे थे ना कि इस तरह basically brands work या multiple chains या brands would work. So, हमने कहा सही हम मिलकर ही काम कर लेते हैं. So, there on we got into that merger. हमने जो हमारे पास extra capital आया था उस deal से, we invested that back in that company और हमने उसके अंदर 25% stake acquire कर लिया. अच्छा अच्छा. So this is June 2019.
Before we go forward. यह आप कह रहे हैं पहले तो मुझे यह बताएं जो vintage cafe वह वाला था वह आज की तारीख में ज़िंदा है? मतलब जो जो beach beach हां या one location one location पर. बस उसी उसी branding के साथ है उसी सारा कुछ है या वह update हो चुका है सारा? नहीं नहीं उसी के साथ. जो यह नई company आप कह रही हैं यह नई company जो है यह on the other hand जिसको बेचा है आपने उन्हीं के साथ एक नया business आप शुरू कर रहे हैं? एक नया business शुरू किया. Basically हुआ यह है कि उन्होंने
vintage acquire किया है. एक दो और brands acquire किया और एक bakery brand acquire किया है. ठीक है. जिसके अंदर वह तो फिर obviously उनके ज़हन में यह था कि vintage की bakeries. हां. जो bakery भी थी वह Consolidate कर लेंगे आपको. यह bakery acquire की है वह वह भी इसी factory से चलेंगे. For them it makes sense in terms of economies of scale. Makes एक factory है, उसे multiple brands would be catered to. But
you guys are are reinvesting all of that money that you've gotten, and you're getting a 25% stake out of it, which is roughly two partners are getting that. So it's 12.5%. Exactly. To me, that sounds like a shit deal. I'm not sure if that's Yes. That's what's sustained or not. But is that still there?
No no, it's not there. Ok.
So then what happened? तो यह बहुत
सारे twist हैं इस कहानी के अंदर. यह ऐसी थोड़ी हम यहां हां हां आज पहुंच गए after सामने. So, ok. So, now what happens is कि हम we get into this deal. We are like fine let's do it. We were supposed to be paid a salary for for for working and then this 25% stake. The thought was कि यार find such a big company. सही है? तो we'll be able to grow big because they are at the back in terms of structures and systems और हम में जो आता है ना करना let's say we can deal the front end. तो हम वह करेंगे and then we just push on with it. जब let's say because obviously एक experience तो हो गया था in the first month when I ran the numbers through, I realize कि जो scale required है to actually get something substantial in absolute value out of it वह तो मतलब it's a very steep task but still अब वह हो गया था तो हमने कहा क्या इसके बारे में सोचते let's just get on with it. तो we we start working on things and stuff like that. अब वहां पर now like three four months into this partnership obviously because they had more muscle and they were bigger system तो obviously बहुत सारे उनके पुराने लोग भी हैं जो system में operations में काम करें तो कान भरते हैं एक दूसरे के सारा कुछ है. नम-दम-दम this is not something that I know of but this what we think happened. तो वहां पर there was this discussion कि यार यह operations हम सही नहीं चला रहे मतलब आप लोग हमें कहा गया कि सही नहीं चला रहे हैं तो इसको इधर add करें, इसको इधर add करें तो there was a lot of interference going on. अच्छा me जैसे जो ज़िंदगी भर अपनी मर्ज़ी अपने terms पर काम करते जा रहे अचानक से now my father is not asking me यार तुम यह क्यों कर रहे हो? हां. And there is this other person who is asking me अच्छा यार मतलब उसने कोई लड़ाई नहीं दिया but there is a lot of interference coming in. तो वहां पर I realized कि यार यह इस तरीके से तो मुश्किल हो जाएगा चलना. So I said to them कि यार यह काम करें यह operations जो है ना आप अपने system में आप चले हैं. कोई मसला कोई नहीं है and we'll think of something new इसी company के अंदर रहते हुए. तो obviously when I got free from those operational things and stuff like that तो वहां पर OD was born as an idea जो कब से अटका हुआ था कि यार यह donut brand खोलना something like that and we had this facility तो वहां पर वह testings and all of those started off and another the biggest blessing that we had over there was जिन साहब से यह bakery इन्होंने acquire की थी दूसरी वाली. He was also a part of that company. तो उनके पास actual expertise, scientific knowledge, etc. Everything was there. He was into this industry since forty years and all of that. तो हमने उनके साथ discuss किया सारे को किया this is the product, let's let's build this. क्योंकि again मुझे उसकी technicalities तो नहीं पता, मुझे तो नहीं पता dough कैसे बननी है, किस तरीके से चल रहा है shelf life etcetera. I just have an idea of how to sell it or what I want to sell. तो वह idea उनसे discuss हुआ, we started R and D and like sometime around November ish we came out with the product that we all liked very much. तो वह थोड़ा सा हमने friends and family को भिजवाया, got a great response कि नहीं यार यह बहुत ज़बरदस्त है. At this point in time अब मैं कुछ operations नहीं देख रहा, कुछ नहीं देख रहा, I am totally free, कुछ नहीं करने को. तो बिल्कुल complete focus is on this single donut product. इसमें हुआ यह कि friends of friends के through कहीं से I got a message कि यार we have this small pop up exhibition type going on at LICM. It's one of the A level school in कराची. तो यार आप लोग का हमने खाया कि पता नहीं किसी के यहां तो would you like to come? I said, ok fine we'll come. You went there with 200 odd donuts sold out in half an hour. Then that was the first test of the market. वहां पर वहां पर actually thought कि नहीं यार this is a great way to go. अच्छा इस सारे scenario के अंदर एक pressure मेरे ऊपर build हुआ है from outside noise कि यार मतलब restaurant बेचती है. करना क्या है? तो एक obviously there is pressure built and obviously restaurant आपने बेचा है तो वह हाथ में तो कुछ लेकर बाहर आ पाई नहीं है. हां. तो और और और एक circle cycle ने पसंद जहां पर छह महीने में कुछ होता हुआ भी नहीं दिख रहा. अरे everything is stagnant. तो वहां पर फिर वापस हम गए नई supermarket. Uncle के पास या ब्राहार साहब के पास कि यार एक और हम काम करना चाहते थोड़ी जगह देते हैं. भईया great great. यह तो उन्होंने कहा अच्छा क्या चाहते हो? यह चाहते हैं. Obviously एक experience एक relationship build हो गया था. तो उनके जो जहां पर वह cashier सारे हैं वहां पर they gave us a four by two की space to put up a kiosk. कि यार आप यहां पर एक kiosk लगा रहे हैं. हमने कहा सही है. अच्छा is in this process of designing the kiosk and all of that what we did was started doing pre orders कि यार आप Instagram पर pre order करें अगले दिन आपको donut मिल जाएगा. But that's why I curious about कि while this was happening this is part this is an extension of the existing company or this? Yeah. Ok. It falls in the existing company. अब हो यह रहा कि हम अच्छा हम ज़्यादा interfere भी नहीं कर रहे तो एक वह है ना कि भई अपना काम करें, system अपना चल रहा है, everything is fine. तो उसमें हमने किया ही we start taking pre orders. अब Instagram पर pre order आते हैं. अब obviously फिर again उसी ज़िंदगी में वापस आ गए, staff कोई नहीं है. हां. तो अब now I I jot down all the orders, एक excel sheet बनाई. अब उसमें क्या क्या? We have to we we set कि यार you can pick up from this x location. वह जो मेरा partner शाहरुख है उसके घर की location हमने बदल दी कि यार आप यहां से pick up करेंगे next day चार बजे. अब लोग pre order करते हैं हम रात बारह बजे तक उसकी sheet बनाते हैं. Factory production में देते हैं वह पचास सौ, डेढ़ सौ, ढूंढन जितने भी order आ गए आपने बनाए डब्बे बनाए उनके. हर बंदे का अपना variation है ना of of what flavors they want. वह डब्बे हमने mark करके blank white boxes हमने वहां रखें and हम यह कह रहे हैं. उसमें announcement हुई कि यार January किराचीत festival is happening. तो हमने कहा यार this is a good opportunity just go out and and do it. तो वहां पर we launch OD as a brand brand in terms क्या for the general public properly and with us there is an other donut brand by the name of Happy Donuts that's starting off. Now आते साथ अभी तक बीस सालों में किसी ने donut नहीं खोला. जो खोला तो दो खोलें एक साल. So there is direct competition as we start off. अच्छा हमने start off किया we then in February that year 02/24/2020 we got a space at नाहित. वहां पर हमने kiosk लगा लिया. That's the only retail space we have और उधर Happy Donut has taken up a brick and mortar space in defense. कोई चार पांच सौ square foot का outlet and March COVID hits. Now when COVID hits everything closes down. Supermarkets are allowed to be open till 05:00. तो वहां पर free में इतनी marketing मिली, इतने eyeballs मिले कि यार मतलब हम दो घंटे, तीन घंटे में मैं भाई तो to produce भी नहीं थी. And जैसे ही COVID आया तो obviously जो जो these guys जिसके साथ हमने merge किया था obviously इनकी बहुत सारी brick and mortar locations थी. तो वह भी अपने मसाल में फसने लग गए यार अब दुकानें बंद हो रही हैं यार पता ही नहीं किसी को क्या होना है, कब खुलना है, हर रोज़ एक नई restriction आ रही है. So, वहां पर round April ish we decided कि यार यह the company this with with all these bakeries and stuff वहां पर obviously हमारे उनके कुछ vision align नहीं हो रहा था कि यार OD के साथ क्या करना है, उसके साथ क्या करना है? तो we come to a conclusion कि one of us runs this company as a whole and take decision ताकि यह वाला मसला ही खत्म हो जाए ना. तो वहां पर I got voted in to run the company. कि एक company चलानी थी. तो the first thing I did was I closed off all the bakeries. क्योंकि वैसे भी बंद पड़ी हुई थी. मसाल थे. I sold off all the equipment. I sold off all the factory equipment. मैंने कहा कुछ पैसे इकट्ठे होंगे तो we'll only invest in OD. That was the plan. फिर कुछ supermarkets के अंदर और spaces हमने लिए कि यार चले यहां से हम करेंगे. अच्छा now comes June, July of that year. This is 2020. Happy donut has a big location, has a lot of eyeballs and now everybody in the company looking at कि यार यह हम से आगे निकल गए. हम फिर पीछे भस गए. अब एक फिर वह conversation start हुई हुई कि यार मतलब you know यह भी करना चाहिए हमें, यह भी करना चाहिए. अच्छा at that point in my head क्योंकि यह मैं पहले कर चुका हूं of running too fast. अब right now my head is in the space कि यार पहले foundations build लें. There is a plan कि अच्छा हम करेंगे, we can go towards franchising, we can go towards growth और मैं इस वक्त यह भी सोच हूं कराची भी नहीं है. कराची के बाहर भी शायद. There's a lot we could do. But let's just just lay down the foundations. अभी COVID भी चल रहा सारा कुछ है but यह वाली बातचीत शुरू होने लग गई थी. So at that point एक point पर I said कि यार let's do one thing, let's यह company को ना एक तरफ कर लेते हैं. Either you guys take it or either we we take it. वहां पर अब decided कि यार हम acquire कर लेंगे. The whole company complete stake. तो उस company के अंदर जिसके पास अब कुछ machinery है, कुछ चीज़ें हैं, कुछ closed off bakeries हैं and OD as a brand है जो कि potential जिसके अंदर थोड़ा बहुत दिख रहा है but उसके भी तीन चार chaos की है. मतलब there is no revenue उस तरीके से आता हुआ जिसमें आप बोलें कि यार यह कोई बहुत viable business वन सकता है या बनेगा नहीं बनेगा. Nobody knows at that point. तो वहां पर फिर then me, शाहरुख and the third partner now that we have is उमर भाई. The guy who sold off those initial bakeries जिनकी मैं आपको बात बता रहा Oh interesting. Who has been into the business since forty years. तो हमने उमर भाई को बोला गया let's let's just do this together. तो उसमें obviously I got some push back कि यार भाई अगर हमने करना ही है तो why do we pay money to acquire this? Donut हम खुद बना लेंगे, एक और नाम से खोल लेंगे. मैंने कहा नहीं यार यह जो दो चार छह महीने मिले ना इसको हम lose नहीं कर सकता. Whatever the cost is we can acquire this.
पैसे कहां से आऐंगे? That's the second step. You are thinking, so you are saying कि you were basically you were acquiring the prince the parent company that had the operations, the systems, all of those things in place.
No no no no. उन उस parent company की एक they had multiple companies. Ok. एक में I was a partner. We were 25% in that company, right? तो वह company की जो holdings थी उसमें कुछ bakeries थी. कुछ कुछ asset के अंदर कुछ equipment था, कुछ bakeries थी and and and एक brand OD था. That's it. अच्छा अच्छा अच्छा अच्छा समझ गया. So जब उन्होंने आपको acquire किया था तो उन्होंने initially आपको cash offer किया फिर उन्होंने कहा कि यार rather than you taking the cash
आप हमारी जो bakery division है या bakery company है. Yeah. उस company के 25% stakeholder वन जाए. Exactly. That makes sense. So basically they were saying कि ok, you our total footprint is let's say 100%. उसमें हम आपको जब add कर रहे हैं तो scale हमारा 25% बढ़ रहा है तो आप एक बड़ी business के 25% वन जाए और उसका part में. Ok, that makes sense. That that makes sense. Yeah. तो so इस तरीके से वह चल रहा था. And eventually because उसका वह ख़ुद वह हालात ऐसे हो गए थे कि they said कि भाई will I just exit the bakery business altogether
and आप हमें फिर eventually उसकी आप जो भी उसकी value बनती you acquire our our 75% of it. तो उसमें 25% हम थे. 25% was now my partner ओमर भाई and 50% were the people जिनको initially हमने बेचा था. Right. तो वहां पर then then obviously हमारी बातचीत हुई and if we agreed to a valuation जिसमें my partners शाहरुख वह तो कमरे में ले जाकर उसने मुझे कूदना था कि भाई क्या पागल होगा? क्यों लेना है आपने? यह मतलब what in your head are you thinking कि भाई कुछ है तो नहीं. Like there are three four kiosks जिनकी asset value zero है ना मतलब वह तो आप उठा उसमें से अगर branding उतार दो तो वह तो कोड़े मज़ाने वाली है. तो why do you want to do this? लेकिन I said कि नहीं यार I have this feeling कि यार this what because I was interacting with the customer right? I was interacting on Instagram with people directly and initially जो pre orders थे वह सब मेरे phone पर आते थे. हां. So, I still have a list of people जिनके नाम नाम के आगे OD customer लिखा हुआ है आज भी मेरे phone के अंदर. So, when I had interacted with so many people तो एक एक है ना आप में internal confidence build हो जाता कि नहीं यार this has potential to grow. हां. But you are, you are interacting with you. अब obviously nobody else is doing that, am doing it. तो मुझे मुझे एक firm belief था कि नहीं यार this is something we should do. हां. सही है product same होगा but again यह brand value जो एक वन गई है, भले वह छोटी सी brand value पर नहीं है. It still has something. तो वहां पर we did this deal and as soon as we did it तो वहां पर I said कि यार let's do one thing, let's franchise this two locations. उससे होगा यह कि we'll be able to raise capital to acquire this company. क्योंकि वरना पैसे कहां से आने थे? जो भी stake acquire करना था. So, on one end we we we made this deal कि यार सही है हम अभी acquiring the whole 75% of it. जैसे उम्र भाई was तो already coming in and उसकी जो capital raise करना we will do it through franchising क्योंकि again एक brand credibility थोड़ी बहुत तो बनी हुई है. तो वहां पर फिर then we we gave out about three or four franchises and we had a payment time of about three four months उस तरह. तो उसमें यह था कि we raise that money through royalties and one time royalties आऐंगे और उससे जो है इसको pay off कर देंगे and we'll get through this. दूसरा यह था कि we had cut fixed cost so much कि जहां पर हमने वह जो machinery machinery बेच दी थी, we had moved to a very small location. मतलब उसमें ऐसा था कि यार मतलब tiles भी लगानी है तो वह आप multi colored लगा दो. Floor के ऊपर सस्ती मिलेंगी. तो rather than you know going for something कि यार जो वह है the only focus was कि किसी ना किसी तरीके से एक एक थोड़ा सा एक clean starting ground मिल जाए और वहां से then we'll be able to do it. So, twenty twenty one January जो है पहली जो franchise location थी that started off. उसमें obviously because it was a location और अब तक तो हम सीख गए थे कि यार पहले costing करनी है, पहले viability बनानी है, पहले business line बनाना है. तो उसमें there was this idea कि यार सिर्फ donut only pairings उसकी बनती है क्या यार? Obviously आप दुनिया में देख के सीख चुके थे coffee and sandwich make a good pairing with the donut. तो let's start off with that और उसका भी तरीके कार्य क्या है कि यार let's say the croissant will be baked at the factory. All the meats will be prepped portion at the factory. Now, now we are going to that thing that we start we talked about earlier कि यार अब वहां पर सिर्फ assembly होनी है. हां. अब आपने कोई चीज़ from scratch नहीं बनानी है. Everything is prepped, portioned, goes to the factories, take it out from the packet, put it in, toast it, give it out. So 2021 के अंदर this was the thing कि आपने यह करना शुरू किया and obviously जो learnings वन गई थी तो वहां से यह भी idea था कि यार what departments we'll have to build together for this to be sustainable ताकि वह पुराना वाला scene ना आ जाए कि आप scale करें ना अब वापस गिर जाए and obviously उमर भाई being with us helped a lot in the sense कि यार now I did not have to worry about the product coming out of the factory. There was somebody who was coldly focused on the product, on R and D, on on whatever was happening at the factory. So वहां से then this journey started off where we we got a very good response अलहम्मद अलह of of the things we did. In 2021 like four five months after this location we have signed off लाहौर with a master franchisee. क्या लाहौर हमने खोलना है? तो वहां से then we started getting that capital required to build systems क्योंकि पहला step तो यह था कि जो भी यह पैसे आ रहे हैं eventually let's say if you want to do लाहौर तो then you need to make pre mixes in कराजी. वरना तो आप फिर recipe वह सारी चीज़ें किस तरह करेंगे तो you have to have this one location जहां पर सब बनेगा. Then obviously you start adding up people, you start adding up let's say a small accounts team. You you start building एक marketing के अंदर एक बंदा आप add करेंगे. Production manager भी आ जाएगा क्योंकि production हो रही है रात को because the donut has to go out fresh in the morning so anything and everything is starting at twelve at night सुबह छह बजे तक production हो रही है सुबह गाड़ी निकलना है. Then eventually setup a supply chain system procurement होनी है. Inventory को कैसे manage करना है and all of those things जो कि हम पिछले समझे सात आठ साल अब हो चुके हैं of this roller coaster ride जहां पर हम कुछ बना रहे हैं, खराब कर रहे हैं, failure आ रहा है then looking back and thinking कि अच्छा यार what did we miss in all of this because not at any point there was any self doubt. Idea doubt तो रहता था कि यार अच्छा यह idea होना चाहिए नहीं होना चाहिए but there was always this कि यार if let's say 10 other people are doing it in the market and thousand other people are doing it in the world तो why can't we do it and what is that we are missing कि यार fine आप थोड़े research करते हैं you read about brand you see कि अच्छा है क्या ऐसा दुनिया में हो रहा है जो हम नहीं कर पा रहे या हम क्यों बार बार fail हो रहे हैं इस काम के अंदर. So that was the core thought at that point. There was no thought कि यार कोई कोई बहुत longer term strategy नहीं थी कि यार पांच साल में ही होना है, दस साल में ही होना है. The only idea was कि we need to grow, we need to grow at a very fast pace, something that has not happened generally in the market because उस awareness से और उस सारी situation से जो है we will be able to get out of the situation and and because now we are, we are focusing on a business जहां पर there is a centralized factory that's a separate business, that's an entity in itself that's selling to retail. तो अब वह एक तो factory को economy चाहिए, economies of scale चाहिए ना कि यार इतना आपने produce करना ही करना तो make the factory sustainable and then retail हर retail की अपनी एक viability या business feasibility कि यार उसको इतना sell off करना है, उसको इतना अच्छा product line और चाहिए and all of the those things. So, फिर वह आप समझे ना from let's say 2021 till today. This is what we were trying to build in all of that.
अच्छा मुझे बताएं जो इस वक़्त आपका retail footprint है वह सारा franchise based है? Yes, 100% is franchise.
All all locations are franchise.
और उसको आप किस तरीके से ensure करते हैं in terms of quality and coherence? Like, एक particular क्योंकि franchise का मसला यह है ना कि बहुत सारे different. आप कहा चलिए north में अगर master franchise है तो वह तो चलो across all locations वह करेगा, unify करेगा experience on some level. But जहां पर multiple franchisees हैं, वह किस तरीके से ensure कर रहे हैं कि यार brand का एक baseline जो requirement है वह पूरी हो रही है. दूसरा even catalog में बहुत सारे different क्योंकि franchise run तो ख़ुद कर रहा है जो भी franchise है. तो अब वह कह रहा है उसकी वह you know cousin है वह कह रही है कि यार मैंने जो है ना वह Dubai chocolate की puddings बनाना शुरू की हैं तो मैं वह भी रख लेती हूं आपके counter पर. तो, you know, a lot of people come in with a lot of those things. And and I'm seeing कि beyond bakery when you go on the website तो there is a lot of now sandwiches and other range of products as well जो कि नज़र आती हैं. Yeah. तो how do you how do you decide to, ok, let's diversify beyond donuts? Because donuts itself is an interesting category, but I also feel like कि अगर dessert based, exclusively dessert based या single product based business जो होता है, उसमें कहीं ना कहीं वह एक fat value होती है कि जो numbers आपको start में मिल रहे हैं वह शायद long term में ना मिले. You have to make sure कि यार लोगों का diversity allow हो सके. तो catalogue and वह सारी किस तरह से evolve हुई? यह देखें इसके अंदर यह है कि
इस पूरी journey में let's say from selling donuts only to now having about 20 odd full fledged cafe style places where there is dine in and all of that. मतलब for example you could say जैसे Cheesecake Factory है. They are not the name is Cheesecake Factory but it sells you everything under the sun, सही है? Over there. Yeah, yeah. वहां पर this journey started off in a way where when we were entering लाहौर, there was this insight that we got कि यार यहां पर ना if you don't go big, you will have to go home. तो there is this element of you know it needs to shine and it cannot be a small location. तो जब technically आप बड़ी location की तरफ जा रहे हैं तो eventually you have more space. When you have more space then, then you have to make a business case out of that situation कि अच्छा यार, now what do we do with it? तो यह ऐसा नहीं है कि day one पर we jump to where we are today. Initially it was donuts, coffee and gelato. That's, that's where we started off. Then sometime in 2023, we saw कि यार जो locations हैं हमारी, now it's a contradictory thing in the sense कि आप चाहते हैं कि यार donut बंदा ले बारह एक साथ. सही है. That's that's where the the the value goes up the the revenue comes in. You don't want them to sit and have a donut AC जलाकर आपने बिठाया हुआ है सही है. So obviously you see कि यार अच्छा अब now now आप you need to add something to the menu where they would want to sit and spend money also and makes a business case up that way. तो वहां भी we thought of adding breakfast क्योंकि again national progression यह है कि यार donut है, coffee है तो breakfast would be something that would add value. तो sometime in 2023 we added breakfast and this is the first time we are adding hot kitchens in our locations. उससे पहले it was all कि यार counter है, counter के ऊपर ही सारा कुछ हो रहा है and and that's how we are going about it. So, is 2023 जहां पर हमने breakfast को start किया and then फिर वह location to location जो बड़ी locations हैं वहां पर वह आपका roll out होना शुरू हो गया था and now as we are speaking we are actually pushing towards of all day menu for all these big 20 odd locations जितनी हमारी हैं जो भी upcoming up locations हैं उस सब के अंदर we pushing an all out all day menu और जो हमारी वह छोटे kiosk sort of locations थी, those are being converted into OD express locations where we are working towards ready to go sandwiches and stuff. Those would be let's say cold sandwiches, you'll have a पनीनी press, you just warm it up if you want and and on the go because बहुत सारी हमारी petrol pump marts पर हैं. इस तरह वाली जगह पर बहुत सारी छोटी locations हैं and let's say bottle beverages in the fridge. तो वह now now we are categorizing it let's say as as the OD cafe and OD express. तो एक एक five years into the brand अब आप वह थोड़ा सा उस direction के अंदर हम लेकर जा रहे हैं जहां पर जो let's say in in places like सियालकोट and गुजरावाला, फैसलाबाद वहां पर there are these big locations. अब उन शहरों के अंदर हो सकता है यार आप एक और कर लें at best लेकिन वह उससे बड़े शहर नहीं किया वह multiple locations पर जाएंगे. तो हो सकती क्योंकि because there is a transportation cost involved every day from the factory to the location. So, we might as well क्या रस्ते में आपका let's say GT Road है या जब petrol pumps आ रहे वहां पर you add these OD express locations. तो अभी अभी इस वक्त as we speak I see the next year or so जहां पर यह एक एक brand एक यह यह direction ले रहा होगा. Where there will be a big distinction between the OD cafe even in price points and the OD express because when you say express and to go then price points are different, products become different. तो वह एक एक natural direction इस वक़्त है जो हम ले रहे हैं as a brand. Makes sense.
In terms of OD Express, I'm curious. You you went that I saw that in इस्लामाबाद as well. इस्लामाबाद में generally जब कोई आता है तो you would imagine कि either वह Santorus में start करेगा या वह f sector में start करेगा. आप लोगों की दो locations इस्लामाबाद में ग़ालीबन इस time के ऊपर है. एक I eight के अंदर है and I understand the I eight location that's the up and coming. As an old इस्लाहाबादी I don't understand that at all because हमारे लिए हमेशा जो जो center of इस्लाहाबाद था वह f seven, f six eventually f 10 वन गया था because of the कोएटा चाय वाला पूरा system. I it is a very recent phenomenon that I heard कि छजी वहां पर अब काफ़ी ज़्यादा वह center वन गया और वहां पर पिंडी से भी crowd आ रहा है और इस्लामाद वाला भी जा रहा है. But the the biggest curiosity for me was कि गुलबर्ग Greens के opposite जो है वह एक petrol station है और उसके साथ एक ओढ़ी का वह donut साल घूम रहा होता है. And that nobody in their sound mind would have ever recommended a location like that. But somehow you guys opened there, and it's been there for a while. So I'm assuming that's a good, fairly profitable location. The way that you choose your locations have has been fairly interesting. Like, you, from the very early stages of कि यार, a strip of शीशा cafes, everyone would have said कि यार, यहां पर तो families आऐंगे ही नहीं, क्योंकि वह एक वह है. Run me through your thought process in terms of how the locations come into be. And more importantly, I would have assumed कि considering कि you had a very sort of chaos DNA in the start, जो आपका था and because जो franchise model है जिसमें जाहिर है you are letting go of a certain वह vertically integrated नहीं है, right? So you're पैसा ले रहे हैं और पैसा लेकर के फिर partners onboard कर रहे हैं बहुत सारे. तो chaos model जो है उसके अंदर on the other hand expansion बड़ी आसान है. I would have assumed कि you would have hit the malls. You would have made sure कि यार मैं giga mall में हूं. मैं असामाबाद की बात करूं giga mall में हूं. तो मैं centaurus mall में हूं, सफ़ा mall में हूं. And any mall that exists, any commercial cluster that exists, वहां पर मैं exist करूंगा. क्योंकि on the go business है. तो लोग अगर shopping के लिए निकले हुए तो it makes a lot of sense कि यार अगर मुझे वह brand नज़र आ जाएगा ना तो मैं चलते फिरते donuts उठा जाऊंगा. मैंने वापसी आने तो मैंने donuts उठा लिए. Why didn't you expand on that aspect कि यार मैं malls में जाऊं, kiosks उठाऊं? क्योंकि again बनाना भी नहीं है मैंने वहां पर. तो मेरे लिए तो बड़ा आसान है कि मुझे shop की cost नहीं करनी. There, I think genius was in doubling down on the chaos. And because of that, they're now in 40 locations और उस तरह से उसको expand कर रहे हैं. So run me through your your decision making around locations and how you choose to expand today. So basically, let's say from 2023 onwards,
the core focus of the company was on these big locations. Since we started off with breakfast तो obviously again इस सबके पीछे there is a business case always for us कि अच्छा यार what percentage of sales come from donors? What percentage is coming from the other products or from the beverage category? तो वहां पर अच्छा because OD Cafe was being formulated in a sense कि जहां पर for us let's say if you are doing breakfast तो breakfast has to be let's say in all of these big locations to ensure uniformity and for us it makes sense कि when you're marketing it on socials or wherever so जिस भी customer को देख रहा है तो they have a OD cafe nearby where where they could go and and do that. So, एक तो सबसे बड़ा reason यह था कि जितनी भी हमारी expansion recent times हुई है that have been on these big locations. In absolute terms, it makes sense for example, let's say if there is a very small kiosk, it'll do an x number of donuts. And in terms of revenue when there's this big space, so एक तो brand perception आपका वन रहा है वहां पर कि यार this is like like coming like an international brand and these big spaces and as a company when we are doubling down on the cafe space जहां पर हमें पता है यार there is an all day menu coming in तो वहां पर जो नए शहर जितनी भी penetrate हम करें that's through these big locations. The second step that I said कि यार अब दो हज़ार छब्बीस that I see is कि the once this OD cafe the last thing that's left as a category to come into the brand that's the all day menu once that comes in. The next step is the OD cafe category जिसको आप एक तरीके से remodel होगी वह. In the sense case, it won't only be selling donuts now. It will have these these other diversified categories with it. Let's say bottle beverages आप कह लें, bottle coffee कह लें. These ready to go grab and go sandwiches आप कह लें. So, this is again something that's for next year under the the OD thing that we are doing जिसके अंदर हमने यह सारी expansion करनी है and देखिए जब हम कोई भी decision ले रहे हैं ना तो हम उसको दो angle से देखें. एक is the retail angle where retail is a separate business then एक आपका factory angle है where factories producing all of these things for example अभी आपने कुछ ऐसा पहले अभी कहा था मुझे about the franchising and the controls of that. So now our HR is centralized. For example if you are a franchisee and you have some suggestion or insight or whatever you send it to us कि यार you you want to fire this person or hire another person or whatever. It happens to a centralized mechanism. The operational, the management team is again connected to the head office in Karachi. In terms of policy, वह सारी चीज़ें जो है ना are being run from कराची. All of supply chain is being run from कराची in the sense कि यार आपके पास चाहे donut पहुंच रहा है या tissue paper पहुंच रहा है. Is coming through our supply chain and so so that is a way where we ensure कि uniformity across रहेगी and control across रहेगा and business end पर it makes sense because in recent time we have done a couple of acquisitions also. तो जब और brands हम इसी system पर plug in करेंगे तो basically हम इसको देख रहे हैं as value change rather than business मतलब यह supply chain is a value chain. अब वह चार brands को cater कर सकती है. The production, the factories are value chain जो कि और brands को कर सकती है. So again from a consumers perspective एक एक different angle आपको दिखता है but from our perspective as a long term business decision. तो बहुत उस तरह की और चीज़ें आने वाली जिसकी वजह से वह decision शायद आज as a consumer आपको लगे this is a very off decision but there is a thought process behind it in this sense.
Makes sense. What's the current scale for OD? Scale in OD? Give me some numbers, headcount, locations. Give me some numbers. Revenue मैं आपसे पूछूंगा नहीं वह Pakistan में कोई भी नहीं देता लेकिन जो दे सकते हैं वह बता दें. जो मैं बिल्कुल जो मैं आपको दे सकता हूं वह मैं आपको बताता हूं. So we have
55, 56 अभी एक और आ रही है. 55 locations open as of now जिसमें 21, 22 are complete big dine in locations. Then we have 16 or 17 or that are express location in terms कि they're selling those sandwiches and and donors right now but the sandwiches are being assembled over there. Printer को packed नहीं है and then we have about twelve, thirteen kiosk locations that are donut only. So, एक तो locations के end पर यह situation है and कैसे Kiosk आपके, kiosk आपकी अपनी है या वह भी franchise है? Everything is franchise. We we are not into retail operations like day to day core retail के अंदर हम बिल्कुल भी नहीं हैं इस वक्त. So our focus was always कि यार product distribution and all of these things at the backend. तो वह सारा कुछ franchised है. So एक तो यह breakup हो गया of of the locations and the categories that we are in. इसके अलावा let's say if you talk about general numbers we are let's say 40% of our revenue comes from donuts and 60% now comes from other products and अगर इसको अब मैं branch by branch break करूं let's say for example the I8 location that you talk about about 20% comes from donuts. 80% is all other items. Of the reasons that that that we went this route. इसके अलावा we employ about 800 ish people इस वक्त in the company.
And these 800 include the they're not they don't include the retail staff or do they include the नहीं they include the retail
staff. Include, ok. So क्योंकि obviously in a chaos location there are only two people ना एक एक morning shift, एक एक boom shift. So ज़्यादा staff तो आपका जो बड़ी location है उसके ऊपर आता है मतलब head count would go up to 25 people or something like that.
ठीक है. नहीं, the reason why I'm asking is, are those individuals, I mean, is that an employment generated by, is that a, we've generated 800 employees, or are they paid from your payroll as well? Because retail का जो यह बंदा है kiosk में काम रहा है, वह क्या franchise जो है वह अब for example मैं आया मैंने कहा यार मैंने franchise खोलनी है. स्नाहाबाद के अंदर f 11 के अंदर मैं एक restaurant खोल रहा हूं, cafe खोल रहा हूं आपका. अब मैं what's the model here? क्या अब एक नई company बनेगी जिसमें OD की partnership की equity होगी, मेरी equity होगी और उसकी basis के ऊपर जो है जी अब वह उसके अपना financial system चल रहा है और उसमें से मैं जो
cost center जो है वह retail की हर location अपना खुद होगी. In terms के for example हमारा relationship एक तो franchisor और franchise relationship है. दूसरा एक supplier vendor relationship भी है. Where we are supplying goods to them, charging them an x amount. अच्छा obviously वह पूरी viability तो हम ही ने बना के दी कि for example कि यार I sell you this donut for 1 rupee and you are selling it for 3 rupees and and how would that work and इतने आप बेचेंगे etcetera, इतनी आपकी fixed cost होगी. वह सारा हमने बना के दिया हुआ है but as cost center वह separate retail अपना cost center है. Again payroll for example यह है कि all the the retail will submit the payroll to our HR. Let's say, example अभी month का start है तो कराची all operations have to submit the payroll to HR to be checked, attendance etcetera whatever the checkings are और उसके बाद जो है then then money will be issued. But the cost center will be the retailer. वह ऐसा नहीं है कि वह जो cost center है वह factory को आप consider करेंगे. मतलब every every branch will have its own P and L and its own thing going on but everybody's connected
to us. No no, that that I understand कि that allows for you to optimize operations as well as be able to control the quality. What I'm trying to understand is कि normally एक franchise business में क्या होता कि मैं ODONUP के पास गया. मैंने कहा यार x amount जो है ना वह मैं
Now हमने location scope out की. हमने आपको बताया कि यार we will do a turnkey project say for x amount in let's say ninety days you will have this location up and running जिसके अंदर staff मौजूद होगा, staff opening से आपका एक महीना पहले higher होगा. This is the head count that they'll be क्योंकि trainings तो हमने करा के देनी है ना. We can't let any random person off of the road coming into it because वह तो ना हमसे familiar है, ना product से familiar है. There is a training process behind it also. तो वह हमने पूरा optimize करके and on day one there has to be a person at every station wearing the OD uniform knowing what has to, what they have to know in terms of customer को क्या बेचना है, product के बारे में क्या etc etc. Now the franchisee till the branch opens up is practically an investor at till that point. Right. एक दफा जब branch खुल जाती तो in that process we are explaining it to him कि यार for example आप inventory, there are formats, there are things to be done तो वह inventories को आप किस तरह manage करेंगे? आप utilities कैसे manage करेंगे? मतलब again how will you keep a check on day to day activities? आप franchise के role के अंदर making sure कि यार whatever SOPs we have put forward वह follow हो रही है या नहीं हो रही है? Time पर दुकान खुल रही है नहीं खुल रही है. Hygiene, cleanliness, etc. मतलब micro day to day operations वह चला रहे हैं. अब for example उसके जो branch manager है वह resign करना चाहते हैं. तो वह franchisee will will email us कि यार यह this ex guy wants to design and उसका एक महीने का notice period है. मुझे replacement provide करते हैं. So replacement हमने provide करनी because we have to send a trained person in that place. हो सकता है हम किसी का branch से उठाकर दे दें. So so वह वाला सारा जो process या control है वह हम ही ने manage करके देना उसको. और जो उसका POS लगा हुआ है जो उसकी वह हो रही है वह cash out
वह आपके पास आ रहा है और आप उसके बाद फिर उसको process कर रहे हैं month के end में? So दोनों
cases sir हैं हमारे पास. कुछ जगहों के ऊपर we are also managing the cash flows of, of the retail locations. कुछ जगहों में the franchisees managing it जिसका मतलब यह क्या है वह invoice की बस payment करें. अपने पास पैसे जमा करें whatever क्योंकि month end पर जो fix cost pay off करनी rent pay off करनी है, et cetera. तो दोनों cases हैं इसके अंदर.
Makes sense. रैयान भाई यहां पर मैं इसको ख़त्म करता हूं because we're almost at the two hour. अभी तो यह शुरू हुई है. To be honest, there is so much more to learn about this particular business. And and personally, मेरे पास कोई आया नहीं जो कि आकर उसको explain कर सकता. But it's an incredible story, and it's incredible what you've been able to create. And I would love absolutely. I think I'll be in garage ही again in November. Would love to have a round two ताकि हम story तो हमने इस बार कर ली हम थोड़ा सा तरह business को भी कर लें. Generally हम almost 70% business के बाद focus करते हैं. But generally I mean it's it's I think what excites me the most about your particular story is the fact that how you're going about the solution to the problem. Right? So you're not necessarily saying कि वह आपने ना वह चस्का होता है retail का. जो कि आपको मिल गया था, आपने वह ले लिया. You're over that. Now you're really cooperating and and and systematizing the the business. And I think that's exciting because once you have that DNA, yes, like you mentioned, oh, donut is one thing. Can you then go into four other brands? And then I think that's where यहां मतलब US वग़ैरह अगर आप जाए ना Pakistan से बाहर जाएं तो आपको पाकिस्तानी खाना पाकिस्तानी brand generally नहीं मिलता और जो मिलता है वह किसी ने कोई ना कोई बड़ा कोई नाम साबरी type globalize their food. And TV shows में आपको Indian food का ज़रूरा जो है वह Indian food की बात करता है. I would argue our food is 10 x better and that's not just me randomly saying it. अगर आप vloggers को भी देखें तो vloggers in India versus vloggers in Pakistan they're all about food, right? So तो आपको पता है कि उनके taste buds और pallets के अंदर possibility है I think अभी वह दुनिया को hit करना है कि पाकिस्तानी food mainstream होगा, पाकिस्तानी food जो है वह बहुत ज़्यादा scale करेगा. But मैं मैंने उसमें जो चीज़ missing देखी है ना वह यह देखी है कि हमारे यहां processes की बहुत ज़्यादा फुकदान रहा है और हम globally इस वजह से scale नहीं कर पा रहे हैं because globally जब आपकी cost of services इतनी expensive होती हैं तो operations are everything. Optimization is everything. And so I think you have all the right DNA to eventually grow and go global as well. And I'd be curious to see, you know, when that happens and all the good wishes with you for that for for that to happen. Last question मैं आपसे पूछूंगा. I ask generally all of my guests and you you mentioned very early on when I when I asked कि, you know, आप कहां पर पैदा हुए? क्या हुआ? तो आपने कहा कि मैं कराजी में ही था, कराजी में ही रहा, कराजी में ही. Hopefully, inchallah, आगे भी जाऊंगा. And I'm curious. I know that you've probably traveled around. You've experienced a lot of different countries and and everything, and you've mentioned off camera as well. Your your own family has diversified and gone into a bunch of different countries and settled there as well. जाहिर है business है Pakistan में है तो है, वह तो एक बात है but generally कोई ना कोई आपके एक thought होगी कि यार देखो donut सब कह रहे थे donut नहीं चल सकता. Donut अगर चलता होता तो कोई और कर लेता. मैंने donut चलाया और आज मैं इतना उसको कर चुका हूं. There is a cookie company जो कोई cookieयां बेचकर जो है जी कितना ज़्यादा scale कर गई है. There is a lot of other Cheesy Us is a great example and now world of McDonald's and KFCs. They brought fast food to the masses essentially. And so there's a lot happening, and there's a lot of evolution happening. And and as humans, we tend to make this mistake of falling into the trap of looking at the past and extrapolating that just as it is and without realizing कि there is an evolutionary वह जो कि चलता है. Right? आपने star ने बोला कि मैं media वालों को देख रहा था. मैं कह रहा था इनका क्या business case है? इनको ख़याद कुछ पता था कि eventually हो गया तो things happen. And so channeling that energy, I would love to ask you what how do you see Pakistan twenty five years from now in 2050 without the ifs and buts of, k, if government does this and people do this? Just generally, if you were to extrapolate current day, modern day Pakistan to the next twenty five years, what do you think it looks like in 2050?
Ok, so a tough tough question but so if I were to answer this so again इसके अंदर obviously you you look at at the past right? वहीं से आप एक pattern draw करते हैं कि यार हम आज कहां हैं? क्यों हैं? तो उसी से आप निकालेंगे और आगे हम कहां पहुंचेंगे? So generally I am a very optimistic person like for me whatever happened yesterday happened. Can it be better tomorrow? Yes, it can be better tomorrow. Would Pakistan be able to do that? Is the question that comes to my mind कि as individuals yes. You see a lot of things happening पिछले दस सालों के अंदर जो कि individual लोगों ने की but again going a bit deeper into this thought my question would always be as a society the fabric of the society जो जहां पर मुझे जो problem नज़र आती है within Pakistan is that between the have and the have nots like the majority जो लोग हैं उनकी ज़िंदगी किस तरफ जाएगी. So that is, that is one thing that again is, is a question mark to, to this question कि यार क्या मुल्क के अंदर नई चीज़ें निकलेंगी? बिल्कुल निकलेंगी. क्या लोग नई चीज़ें कर लेंगे? ऐसे काम करेंगे जो आज से पहले Pakistan में हुई है? बिल्कुल करेंगे. But as a nation in itself, would it move in the, in the right direction? I personally am not very hopeful of that unfortunately because of the core issues of let's say basics यार. For example if if there is a son of a driver, would he be able to get to a certain certain point in the society या वह uplift हो पाएगा? Majority case में no. Would they have access, do they have access to education? Unfortunately no. Basic healthcare, unfortunately no. So because of these thoughts, again it looks as a society a bleaker picture but individual cases के अंदर again यह वही वाली बात है कि यार वह there is this example of there is this place where nobody wears shoes so you go there and sell shoes. Right? So उस तरह के case के अंदर there is a lot of opportunity. There are small basic things that need to be taken care of and in my opinion the first thing is education. Access to education. पहली बात education तक पहुंच ही नहीं है आपकी general population की कि जहां पर वह uplift होंगे कैसे? हां हम एक अच्छी picture तो भले paint कर सकते हैं कि यार हां यह भी हो जाएगा, वह भी हो जाएगा. But unless and until we we we solve this basic problem of equal opportunities for the masses. So we we would go in this cycle. हम individual brilliances बिल्कुल निकलेंगे हमारी मिल्क से. Individual wealth बिल्कुल create होगी. But यह एक एक एक question mark रहेगा unless and until we able to solve this. If we are able to solve it then then obviously there is no stopping.
Makes sense. इसके अंदर मैं framework आपने build किया. आपने कहा कि normally framework यही होगा कि मैं past को देखूंगा, मैं past को देखकर एक एक एक framework build करूंगा और उसको extrapolate करूंगा because that's the only thing that one has to go by. I think अगर मैं इसमें एक alternate framework suggest कर सकूं that has helped me a lot and maybe the viewer might be उनके लिए भी थोड़ा सा insightful होगा, Is that while you can definitely because future को कोई भी नहीं देख सकता. तो it's very difficult to identify कि यार future में mutation किस तरह होगी इस model के अंदर. But एक चीज़ रूद देख देख सकते हैं कि because we don't live in an isolated world where Pakistan just exists as Pakistan, we live in a world where, you know, there are a lot of variables that are interconnected with us and somehow are adding or or taking value from us. And that is either through overseas पाक्स्तानी is going abroad and bringing narratives and thought processes back or media connecting the global thought process and bringing it back to Pakistan, which basically shows us, क्या there is an effect of what we see outside of Pakistan and how that sort of eventually changes Pakistan. And so our neighbor neighborhood has an impact, and so you can study that model as well. And I think one of the interesting things about that as I started studying the neighborhood, not like studying The US or The UK or whatever, but the neighborhood Asia in general, has allowed me to create a better model in in terms of identifying कि यार Pakistan आज जहां पर है, क्या बाकी मुमालिक उधर थे? और जो अगर वह यहां पर थे let's say कोई eighties में था, कोई nineties में था, कोई early two thousands में था, तो आज वह कहां हैं? And what were some of the changes that happened there that eventually brought them to where they are today. Right? So if you look at Indonesia or India or bunch of other countries, if you can say, okay. They're better off. Were they the same as us? And so that helps you then project and create a a much much better mind map. And that generally is a much more optimistic, outlook, than if you just look at Pakistan because that's terrible. जो दूसरी आपने कहा, I think I 100% agree to to education. I think the the one thing that I would say, there's an excellent article on the profit magazine by, I think, Farouk Tamezi, that spoke about the changes in education in Pakistan. And, like, you know, one of the data points that was very insightful for me particularly was at the time of partition, पाकिस्तानी literacy rate was 16% net. In the nineties, that had grown up to 60%. That is what we normally quote every day हमारी ज़िंदगियों में. I think the real, if you wanna look at twenty five years from now, the real number that you should be looking at is the literacy rate of up to 15 year olds. Interestingly, that number is 93%. And so what that tells you is कि यह एक generation है जो कि आज से पच्चीस साल बाद position of power में होगी. And as that happen, what changes then can we look at in Pakistan? And, generally, when you look at it like that, again, it it paints a comparatively more optimistic picture. जो कि generally मेरे experience में I think you get there is also another difference of कराची. I think कराची वाले लोग जो है ना वह they were already very progressive. There's a lot of middle class and educated वह और उस बेचारे मतलब मुझे बड़ा दुख होता है कराची वालों के साथ कि वह कुछ निकल ही नहीं पाई उसमें से. वह एक time capsule है फंसे में वह बीस साल पहले भी वहीं थे, आज भी वहीं है. But when you look at look at Punjab and I was I've, you know, been in Islam for the longest time. मैंने वह progression देखा है कि हमारा जो blue collar working class थी अगर for example आज से पच्चीस तीस साल पहले मेरे घर में कोई driver थे तो उन्होंने किस तरीके से अपने इर्द्रित को देखकर अपने बच्चों को university, government university भेजा और भेजकर अपने आप को grow करवाया और उसमें मैं categories देख रहा हूं कि अगर कोई बिल्कुल ही गांव से उठकर आया है तो उसकी पहली generation जो है वह आठवीं नमी पड़ेगी और पढ़कर वह mobile shop में लग जाएगी आगे. क्योंकि उनका यह goal था कि यार हमने घरों में काम नहीं करना, हमने कोई तो it's a two three generation problem जिसके अंदर one way or the other people are gravitating automatically. Naturally, people are gravitating towards education and people are gravitating towards. There's a maturity happening and that gives me a lot of hope. But generally ना अपने उनके जो up north मेरे पास जिसमें my cook is from KP, my driver is from Punjab. मैं उनसे पूछता रहता हूं कि अच्छा गांव की क्या सूरत है हाल? You'd be surprised कि गांव में उन्होंने कहा जी हम जब बड़े हो रहे थे तो पांचवी छठी में हम छोड़कर निकल गए insight वापस लेकर जा रहा है और गांव में अपनी family को बोल रहा कि भैया पढ़ाई तुमने ज़रूर करनी है because शहर में scene bad है अगर पढ़ाई नहीं है. So there's at least that and Punjab is a bulk of population. Think one of the things that I do believe in the next ten ten years, odd years, जो मैंने आपसे off camera पहले भी पुछा था कि I'm curious about the growth on the GT Road Belt कि, you know, पूरी की पूरी अपंतिल मुल्तान आप जो है वह किस तरीके से grow कर रहे हैं? Because I think is the 55% of Pakistan's population that's in Punjab. There's a lot of development that has happened there, that is the that consumer class is so huge कि once that truly hits और मैं अभी देख रहा कि उसके early signs हो रहे हैं. Again, sentence stories वाले और उन्होंने कहा कि जी हमने Punjab में बहुत expand किया है. Yes, the numbers cannot be compared to KLI. But अगर वह fifty fifty भी होगी ना कि KLI 50 है और 50 पूरा Punjab है तो base मिल गई है. अब वह 50 से 80%, 90% जाने में it's not gonna take a lot of time. So there's a lot of, मुझे personally वह है. I think as you'll hit Punjab, you'll you'll you'll converge towards my side of optimism as well. But nonetheless, रायान भाई, thank you so much for taking the time out. It's it's an incredible story.
